    A few weeks ago Y Combinator posted a video. The video described the huge problem companies face when buying new software and integrating it with their business processes. The video basically described exactly what we are solving with HenryFlow. So all my friend independently started sending it to me asking "Isn't this what you guys do?" 😂 I love my friends! They are so supportive 🙏 Y combinator encouraged companies working on this to apply to this upcoming batch and of course we did! 🙌 We applied twice before, but unfortunately did not get in. This time, however, we have refined our idea, changed our approach, launched and gotten the first few customers. We send the application last night.     This is the main thing that determines if your agency needs more automation. It takes only 5 minutes to find out. You simply need to calculate the process load for each of your processes. Here is the formula: Monthly Process Load = Process Runs * Time Spent Per Process * Human Mistake Factor * Opportunity Cost Let's break it down: 🟢 Process Runs: How many times do you need to run the process every month? For example, if we look at an invoicing process: how many invoices do you send per month? 🟢 Time spent: The time it takes you to complete one run of the process. For example, how much time does it take to do everything related to sending one invoice. 🟢Human mistake factor: (1 + risk of mistakes)*avg fix time Humans make mistakes. This describes the cost of those mistakes when they happen. The risk of mistakes is defined as a decimal. For example, out of 100 invoices how many will have mistakes? This is then multiplied by the avg time it takes to fix one mistake. 🟢 Opportunity cost: This is the hardest one to put a number on, since it highly depends on the specific process and person doing it. But it basically describes what the value of other activities are that a person could be doing instead of performing the process. For example, if a sales person spends 15 minutes sending one invoice, how many cold calls could he do instead, and what is the projected revenue for those cold calls? Calculating this gives you black on white insights into what should be automated.🙌👀 In other words, process load is pure cost for your business!     The hardest thing for me is the people. Alignment within the team goes beyond everything, and can make or break this startup. 😅 We are working on solving extremely hard technical problems everyday and trying to reach our vision. But I've learned that the essence of my role goes beyond just coding. My job is just as much about bridging gaps, fostering understanding, and contributing to aligning our team, so we move in unison towards that shared vision. 🚀 Yes, the technical challenges are steep. Yes, the market dynamics are ever-changing (especially in the AI space). But ensuring that everyone is aligned and onboard with our plan, is by far the most complex challenge I face daily.👀 It's about communicating daily learning, empathy, and sometimes, a bit of diplomacy. It's about making sure that despite our diverse backgrounds, we are united in our mission to revolutionize automation for agencies. And though it's the toughest part of my job, it's also the most rewarding.     There are exactly 20 ways that we can bring HenryFlow to market And I must figure out which one is best. To do that I use a framework called Bullseye. 👀 Here is how I do it: ⚪️ The Outer Ring: I take one of the 20 distribution channels, and ask myself “If I could only use this one channel to get users, how would I do it?”. I brainstorm and write every idea down. Then I do the same for each of the other 19 channels. By forcing myself to think of each channel separately, I ensure I am minimizing my biases towards specific channels. 🟡 The Middle Ring: I pick 2-3 ideas that I believe are the most likely to succeed. I put them in the middle ring, and design a fast, cheap test for each of the ideas. I run the test, compare the numbers. If unsuccessful, I pick 2-3 new ideas and repeat. Testing 2-3 ideas at a time lets me move fast and easily compare results. 🔴 The Inner Ring: The test that brings me the best numbers goes into the middle. There is only room for one thing here. Then I focus all of my time and effort on this one thing in order to optimize it and scale it up as much as possible. I focus only on the one thing that works best, because everything else is an opportunity cost. This framework comes from the book Traction by Gabriel Weinberg. After going through this framework we have decided to start testing these 3 strategies: 👉 Direct outreach 👉 Sponsoring Newsletters 👉 Linkedin Ads I am looking forward to sharing the results with you soon 🙌

    My role as the technical co-founder is very different Last week, Kamil wrote a post about how he had to become an expert in a new domain approximately every 3 months since we started HenryFlow. It has been a bit different for me. My main role is to build great stuff that WORKS! 💻💪 Most often, the results of my work are binary: either it works or not. Of course there is a huge difference between good and bad code, but in the end I know it needs to work as intended. This is not the case with the business side and how Kamil operates. Business is less tangible, more about people, strategy, leadership, vision, finance and all the fluent dependencies between these things.😅 I think this is why Kamil's role constantly changes and mine stays more fixed. My main tools are code and logic. This is what I am really good at and what I use every day to solve all the hardest problems. No matter what those problems are. Kamil’s code sucks 😂 But he is great at all those other things! As a team, we compliment each other perfectly. This is what I believe is the absolute key in a founder team.     There are 2 things we don't know about HenryFlow yet Our platform is still early and needs to be improved in many ways. So we see it as a leaky bucket. There are two questions to answer: 🟢 1. How do we get water into the bucket? (User acquisition) 🟢 2. Where exactly are the holes in the bucket? (Product-market fit) We have decided to spend 50% of our time and effort on answering question 1 and 50% on answering question 2. We try to do it in parallel, because in order to figure out where the holes in our bucket are, we need to pour a little bit of water in. 💦 We will take an iterative approach to figuring out how to get the water flowing 🌊 We have lined up a bunch of assumptions and will start running fast, cheap marketing/distribution tests. This will hopefully give us more real life data and start shaping a scalable distribution strategy while improving product market fit. 💯💪 In order to formulate our assumptions for the channels and approaches that we believe will work, we used Gabriel Weinberg's Bullseye framework from Traction. The reason why we believe this will work is because we have already built and launched the first version of HenryFlow and have validated that it solves specific problems, and delivers value for agencies.     There are 3 things that are important to me: HenryFlow, friends and family, and health. But it is very hard to balance. My friends always describe me as spontaneous and I always valued that highly about myself. 😊 But when you are building a startup there are so many unknowns and things you are unsure about, so I find structure increasingly important. 📆 The thing you can most definitely control as a founder is EFFORT. 💪 So, I have decided to keep effort as the most important fixed constant throughout my week and try to use time boxing. This allows me to reduce the risk of bad personal decisions and make sure I properly balance my three important things. At least this is what I have been trying for the past few weeks. But it is still hard, since I often get drawn back into work.     Good ideas do not set founders apart. Execution does! Here is how we try to execute at 110% Priorities and time allocation are the most important things to get right for execution. There are always ten thousand things you can work on as a founder. But it is about finding that one thing that moves the needle the most. 🚀 And focusing exclusively on getting that thing right! Therefore, we recently implemented a simple rule at HenryFlow. Everybody is only allowed to work on one big thing at a time! These things need to be directly related to our current big strategy goal. (OKR) This forces everyone to be super deliberate in choosing what they work on.     Last week Eliezer and I reflected on how our roles have changed and evolved since we started HenryFlow. Building a great product and talking to users has been the priority from day 1, but apart from that, this is what I had to do. 🟢 Month 1-3: Become expert in corporate structure - Close old company, transfer IP, Shareholder agreements, holding companies etc. 🟢 Month 4-6: Become an expert recruiter - Recruit a top 1% AI expert as a third co-founder, build advisory board, hire first employees 🟢 Month: 7-9: Become an expert fundraiser - pitch decks, financial forecasting, investor outreach, presenting, fundraising terms and valuation 🟢 Month 10-12: Become an expert product manager - only product matters, strategy, new frameworks, new way of collaborating, UX/UI. 🟢 Month 13-present: Become an expert Chief Commercial Office - GTM, Sales, Strategy, testing, marketing, analytics, pricing For me building HenryFlow has been like starting a new sport every 3 months. And trying to go pro ⚽🏀🎾 I start from scratch every time. I need to learn the strategy, tactics, tricks, and ins and outs of everything. Imagine being a pro football player. You're extremely good at what you do. You are in great shape, understand team dynamics, and have the right mindset. But now you need to put the football boots on the shelf and do everything you can to become a pro basketball player. And then 3 months after.. Tennis And then baseball The point is: Startups evolve fast and my role as the founder is to evolve with it, learn extremely fast, and deliver results.
