How do you recruit for difficult-to-fill positions?

Recruiting for challenging positions demands a strategic approach: 1. Understanding the Role and JD: Begin with a deep understanding of the role and its Job Description (JD), aligning it closely with the hiring team's expectations to avoid misalignment. 2. Identifying Effective Platforms: Choose the right recruitment channels, whether internal, external, or international, to source candidates with the required skills. 3. Communication and Storytelling: Maintain open communication with candidates throughout the process, addressing their concerns and building confidence. Having recruited numerous niche roles, I believe that the recruiter's role extends beyond just filling just a position. It's providing them with good candidate experience.

My 2 cents. First penny. The terms "difficult-to-fill" or "hard-to-fill" usually indicate that there are systemic problems with the role as defined or within the organization itself. Not every case of course, but most cases this involves an organization with leadership challenges, financial issues, or some other issue not role specific that have become well known. Second penny, careful how you spend it. I treat every recruiting assignment the same. I either have an "A" job order or I don't. If its an "A" job order, there is nothing difficult or hard about it. I know this is kind of a cheat answer but it will preach. I always investigate with my hiring team to do a root cause analysis and then find solutions. Have a blessed day!

It's best to keep your eyes open to see patterns and uncover things you haven't seen before. If you see a great candidate and have never heard of their company, look at more people from that company. A talent follows A talent. Most of all, have fun and get excited! That will naturally make you a better sourcer.

Tools you can use to help with employment branding include, LinkedIn, YouTube, your company website. When using these tools, take the opportunity to capture the activities & highlight the employees within the organization, such as celebrating &/or recognizing: - New Hires, Promotions & Retirements - Employee events - Employees volunteering - Employees enjoying training Promoting this on social media, allows potential candidates to learn more about your company & culture.

For example, we find that Gn Y & Z are more likely to care about a company's mission statement than previous generations. If a company is in the sustainability sector, it's not just selling a job; it's selling the opportunity to make a difference. The value prop should make it clear that each employee contributes directly to a larger mission, such as combating climate change, and aligns with the individual's goals.

Wondering what the steps are to craft a compelling Employee Value Proposition (EVP)? Here are three questions to answer: - How will the organization be a role model employer? - What do we want people to say about what it is like to work for us? - What are the key messages that we need to market about the organization as an employer in order to attract the best talent? Focus, in your EVP, on what you have to offer at four levels: the opportunity (e.g., exposure), the organization (e.g., benefits), the work (e.g., learning), and the environment (e.g., culture). Do not omit drafting key messages and train your recruitment staff and hiring managers on what these messages are meant for and how to use them, e.g., social media.

You can have a compelling value proposition but this doesn't mean that you will attract the right talent. The EVP has to be tailored to the target group. It is important to know the target group well, e.g. where are these people looking for jobs and what information would they like to know about the employer. Bear in mind you are interacting with someone that might not be engaged as an active applicant, hence the need to show the candidate a clear process and a structured path. It's also important to keep track of candidates provided to the business. Hiring managers that are not working often with recruitment might forget the differences between an applicant and a sourced candidate as the final result is the same. Furthermore, remember to give feedback to your sourced candidates, add them to your network and keep the doors open for the future: you may have found a potential hidden gem for tomorrow.

If you know your process is going to be long, space the tasks out in a way they feel that the process is moving along, even if it's stalled because of some approval. If you hit a halt, bring in the hiring manager to speak to the candidate to keep his mind at ease and engaged. Address and answer questions or doubts quickly so the candidate doesn't get worried about delays. Explain what needs to be explained at the required times. Don't spill all the beans at once. Make sure you can always provide new information.

Benefits is a good way to highlight an organizations take on employee welfare and wellbeing. Nowadays, candidates will take up an offer over another similar offer based on certain benefits that align with their needs

Encourage your team to actively refer potential candidates from their networks. To amplify the chances of referral, you’d also have to ensure your existing culture is healthy. How do you respond to employee feedback? How do you engage current employees? No one wants to refer their friends into a job they know could be toxic. Why is the position hard to fill? Does it demand unique skills that are hard to find or is it hard to fill because the hiring manager has unrealistic expectations? Has there been lots of turnover? Why?

Referrals, referrals, referrals. Asking your existing talent pool for recommendations to 1) the most talented colleague they worked with, or 2) the boss who got the best out of them will facilitate invaluable introductions to potential candidates no other agent is talking to. Every candidate call should lead to another candidate call.

Encouraging employees to refer potential candidates is akin to expanding your recruitment team to include those who already understand your organization's culture and expectations. When digging in with employees or others Never ask “Do you know anyone looking for a job?” Instead ask “Who do you know that would be great in this role?”

First: Never compromise. Yes, roles like executive hires and experienced software engineers are tough to fill. Yes, you're competing against many others for the same talent. Yes, it's hard. Just. Don't. Settle. Be adaptable, flexible, responsive. Sure. But don't compromise on what matters: mission, vision, values, quality of talent. It's destructive. In my own experience I've found networking to be invaluable. After asking around, seeking advice from experts in the field, and getting introductions my understanding of what was needed for the role evolved. That flexibility allowed us to understand our needs while also getting an intro to the perfect candidate. If you can't find the perfect fit, keep looking.

Sometimes, you need to think outside the box: someone from a different industry may bring a fresh perspective and transferrable skills that are more valuable than direct experience. It’s about being proactive, creative, and above all, patient — the right candidate might be just around the corner, or the next coffee chat away.

Having a clear idea of what you're looking for is important BUT if you allow flexibility into that idea, you can potentially attract talent you 1. didn’t know you needed 2. wouldn’t have attracted otherwise 3. find to be more grateful and loyal than what pictured as the “perfect” candidate. I know a candidate who had only 80% of the required skills under her belt, but was so energetic, flexible, curious, and hungry for growth that she was a better choice for the role than a more seasoned applicant who was more structured, over-confident, and rigid in his approach. Another pearl is a candidate with only 70% of the required skills under his belt, but 100% of the required skills in another category. Consider a hybrid or crossover role!

Create compelling content and job descriptions that highlight the unique aspects of the position and why it's an exceptional opportunity. 5. It may be necessary to offer competitive compensation and benefits packages to attract top talent. 6. Encourage your current employees to refer potential candidates.

There is no easy position to fill, it's always the criteria and the hiring manager and the filters they bring. During COVID, hiring for a Java Developer became difficult, as the market changed completely in the IT environment. When we go a bit niche, where the candidate pool is very limited, the only way to go forward is headhunting, it enlarges your pool and brings you the talent which wasn't available on the Job Portals. But again, for niche positions, hiring managers should also understand and be experimental with their filters and look for potential in the candidates along with the required skill set.
