What do you do if you need to make a decision?

Hazlo rápido, es mejor que decidas hoy a esperar que pase en el tiempo y te arrepientas por no haberlo hecho. Y qué si te equivocas?, pues aprendes y ya está!. Creo que es mejor decidir y equivocarse a que no hagas nada y que las cosas se dilaten sin sentido. Decidir y equivocarse en totalmente normal, intenta hacerlo barato; y para mitigar los errores, se requiere de planificación y de calcular bien los riesgos que debes asumir en el caso de que las cosas no funcionen como esperabas. No se trata de "aventurarse", definitivamente se deben medir las consecuencias de una decisión, pero no tomarlas creo que generan un precio mucho mayor en términos psicológicos y de resultados.

O erro na maioria das vezes, na identificação do problema, é que olhamos para as consequências e não para as causas dos problemas apresentados. Sejam problemas de conflitos, eficiência em processos ou qualquer outra coisa, é importante primeiro avaliarmos a raiz, ouvirmos os envolvidos pra termos uma visão clara de onde de fato iremos atuar para alternativas.

Identifying the problem is the first step to decision making. It will help you focus on the particular decision and will remove any distractions.

Con la experiencia he aprendido que hay que coger el problema a la mayor brevedad y encararlo, valorar las opciones que hay para la resolución, apoyarse en el equipo para tener también en consideración sus aportaciones, y entre todos decidir qué solución aplicar. Si se falla, aprendizaje y a por otras opciones. Así es la vida, aprender constantemente. 😊

Data and detailed information are essential to making any decision. Without data, no guiding principles will let you know the possible impacts and predict the potential results of your decisions for a leader to evaluate and take more constructive steps.

What has worked for me when making a decision? I have always: 1) Belief in myself, be bold! I've trusted my intuition, experience and skills. 2) Seek input from experts, mentors, advisors, professionals within the sector/industry, who can provide me with specialized knowledge/guidance, informed opinions and best practices. This has also strengthened my network amazingly! 3) Use quantitative data, metrics, trends, impact assessments and AI to benchmark data results, to help you evaluate your options in an objective way. This approach has also contributed in ways that I can predict outcomes. 4) I have gathered diverse perspectives from my team and stakeholders. I have run focus groups, surveys, interviews, to collect valuable insights.

Write everything down. Writing your points down clears your mind and brings all the wandering thoughts to rest. You are able to think more clearly and can focus on most important aspects of the problem and solution.

Após reunirmos as informações da causa do problema, com dados consistentes e limpos, é hora de refletir o como comunicar, explicar para que de fato seja a solução de um problema e não a criação de um novo conflito ou problema.

O tipo de informação necessária varia, é claro, dependendo do contexto decisório. Em algumas situações, dados financeiros atualizados podem ser cruciais para a seleção do melhor investimento ou para identificar áreas onde cortar despesas; em outros casos, o conhecimento do mercado e dos concorrentes pode ser o diferencial decisivo. O verdadeiro desafio, portanto, reside em transformar a empresa em uma entidade capaz de gerar, coletar, gerenciar e analisar informações pertinentes para responder eficazmente às oportunidades e ameaças emergentes. Isso constitui, essencialmente, o cerne da Inteligência de Mercado.

We need to ensure that each alternative is feasible (available resources), acceptable (cost/benefit), suitable (achieves our objective), distinguishable (differs from other alternatives) and complete (covers all aspects of the problem). Finally, it would be useful to develop evaluation criteria that will help us to select the best solution in the next step. Selection criteria should be applied consistently to each alternative in order to minimize subjectivity and cognitive bias.

Once you have written down all the pluses and minuses, also list down the alternatives. This will also help take more informed decisions. For example, if a decision is to scrap a failing project, write down the possible impact areas - what happens to the team, how to share the news, possible reputation losses etc. Similarly, if the decision is to delay a customer-critical project, writing down the impact areas is essential - justifying the delay, what could have been better, possible conflicts with the demanding customer etc.

Tomar decisões pode ser desafiador para a maioria das pessoas, mas esse processo está inserido no dia a dia de todas as pessoas. Cada passo dado envolve uma tomada de decisão mesmo que pequena. Assim, aqueles que encaram a ação com mais naturalidade acabam se saindo melhor nos desafios do cotidiano e ganham mais qualidade de vida. Porém, quando falamos de empresas, a tomada de decisão ganha uma nova dimensão. Afinal, as consequências desse tipo de decisão afetam não apenas a performance do negócio, mas todos os colaboradores envolvidos. Assim, é preciso minimizar os riscos do processo. E, para isso, deve-se ter uma visão integral da situação, compreender melhor os ricos e os benefícios de cada solução.

Identify the decision: Clearly define what you need to decide. Gather information: Research and collect relevant information about the situation. Identify alternatives: Brainstorm and list down all the possible options you have. Evaluate alternatives (This is where your point comes in!): Analyze each option by considering its pros and cons, potential risks and rewards, and how well it aligns with your goals and values. Make a choice: Based on your evaluation, choose the option that seems most suitable. Take action: Implement your chosen course of action. Review and learn: Reflect on the outcome of your decision. Did it work out as expected? What can you learn from this experience for future decisions?

Make sure you have plan a B, so if you made a mistake, something that anybody might make, a backup plan will make you sure that you're avoiding a disaster as well as saving the time.

We can never make everyone happy. Your decision might not please everyone impacted by that. Once you choose the solution, be confident about it and be ready to face any outcomes from that. Note that if you are not confident of the solution, try to get more information. But don't think too much. Set a deadline after which you will stop the evaluation and finalise the solution.

After choosing and before implementing - consider running a pre-mortem exercise to help identify and reduce risks at the outset. Ask the team: "Imagine we go ahead with this project and it is 6 months from now. The project was a complete disaster. What were the reasons it failed?" Encourage people to spend 5 minutes writing down every reason they can think of for this imagined failure. Each team member shares 1 item from their list in turn until all reasons for failure have been shared. The project manager can review the list and use to strengthen the plan.

Pinpoint the problem. Is it lunch or a life choice? Gather info. Google it, ask a friend, or just think it through. List your options. Even the crazy ones (ramen delivery?). Pros & cons (quick!). Don't overthink - go with your gut! Pick a winner! Hopefully one option feels like the champion.

La solución que se determine, deberá tener una base de datos que en verdad demuestran que fue la mejor solución y todo el equipo de trabajo, actuará conforme a la solución presentada.

Este último paso deberá estar constantemente verificada, no por una persona, sino por todo el equipo de trabajo, y revisar que la solución funciona al 100%, hacer sobre todo que el personal se involucre y sea un hábito la supervisión y no se vuelva a repetir.

Reviewing solution become the most crucial aspect as taking a step back and thinking about whether the solution was able to achieve the right results is very important part of the overall decision making process.

I always enjoy the C in the PDCA cycle, It is the Key indicator for taking the next decision. One should assess the performance of all the functions associated with your previous decision and weight them before making any new plans. This behavior always helped my team players allign and support the my decisions effectively.

La retroalimentación es necesaria, imagina que es como cambiar la rueda de tu coche. ¿Se ajusto bien las tuercas?, ¿existe algún sonido diferente en marcha?, ¿esta funcionando como corresponde? Es precisamente eso, asegurar que la decisión tomada tenga el impacto que se espera, "si una tuerca no se ajusto", pues vuelve a hacerlo y nuevamente revisa, itera este ciclo, y habrás hecho un PDCA. TIP: Compartir el conocimiento es lo mas importante.

In life, there are decisions more complex than others, but there's a simple and easy route that often guides better decision-making for some of the choices I have to make, and it's asking myself a simple question: Does this decision bring me closer to or farther from what I want?

If I have time then 1. Look at the available data to find insights and check whether the data confirms my decisions. 2. Discuss with relevant stakeholders. At work, discuss with superiors and colleagues to make more contributions. In the family, ask more relatives to get more perspectives 3. Evaluate the pros and cons of the options. I often use 2 matrix criteria: time vs cost; and results vs costs. If I don't have time Then I have to decide based on my intuition or experience

Define the problem or choice at hand. Gather relevant information and data. Brainstorm potential solutions or options. Evaluate each option's pros and cons. Consider the short-term and long-term consequences. Seek advice or input from trusted sources. Use decision-making tools or frameworks if helpful. Trust your instincts and intuition. Make the decision based on the best available information. Take responsibility for the outcome and learn from it, regardless of the result.

Easy, Just think which is the worst scenario you can have and from there you will be able to plan all the different possibilities to be prepared in any case. Trusts me that the worst thing that you thought will not be a reality but at least you are well prepared to react. This is something I have always in mind and makes me feel ready and confident that I can deal with any matter that can come through.
