(a slight variation from what others have used) We teach that you can structure 4 sections of your meetings, both 1:1 and group discussions.. Specifically, in the Way Forward stage, the individual(s) decide on the best option and create an action plan. This involves deciding on the 'how' - how they are going to achieve their goal, what actions they need to take, and when they need to follow up.

The Burger Feedback is a great way for your employees to gain something from the session. Start by giving some positive feedback. Thank them for what they do, or talk about something they did really well. Next you can give some constructive feedback. End the conversation with another positive feedback. This leaves the employee with a feeling that though they need to work upon a few points their manager trusts them and they are doing a good job. It motivates the employee to do better

Can you describe the current challenges you're facing and what strategies you've considered so far? How might your perspective on this issue change if you viewed it from a different angle? What resources or support do you believe would enhance your ability to tackle this challenge effectively? Based on your strengths and past successes, what approaches have proven effective in similar situations, and how might they be applied here?

The most impactful questions are the ones that make the person in front of you take a big breath before answering. That is usually the second before an "Aha" moment.

A powerful model is the FEED FORWARD model, developed by Marshall Goldsmith. The concept is simple: commit to something you want to change: take on a new habit, do something better, or let go of a bad habit. Ask participants to contribute by giving two ideas to how this change can be achieved. Repeat the process with the other person committing to a change, and you giving two ideas to achieve this. It is NOT allowed to talk about the past, only the future. It is also not allowed to comment the suggestions. This way, the process is expansive and dynamic, instead of stuck in the past - and let's face it, often focused on weaknesses and failures. It is totally focused on positive change, which makes it more motivating to implement.

Another important principle in coaching conversations is to help keep your team member at the centre of the conversation and for you as the manager-coach to disappear in the conversation. One way to do this is to reduce references to yourself in your questions. e.g. don't ask: "I find it amazing that you managed to complete this project despite the challenges, I wanted to know what I can do to better help you in the future?" instead ask: "It's amazing that you achieved great success on this project despite its many challenges. In hindsight, what could have helped you do better?

When you first start using any of these models, it will be helpful to have a template to use. Be sure to prep in advance of your conversations. Writing out what you are going to say may feel weird at first, but ultimately, it will give you confidence in your conversations.
