How do you encourage idea sharing without fear?

Creating an environment where employees feel comfortable sharing ideas without fear involves fostering a safe and supportive culture, recognizing contributions, facilitating open communication, providing training and resources, creating collaborative spaces, following through on ideas, encouraging diverse perspectives, offering constructive feedback, and continuously monitoring and adjusting the process.

Encourage idea sharing without fear by first establishing trust on the team. People who feel a sense of inclusion safety are more likely to share ideas. Building inclusion safety doesn't happen in a blink, however you can do it by encouraging your team to get to know each other's work styles, thinking / processing styles, favorite things and annoyances at work, and how they like to contribute to conversations.

Find a place to share ideas that is different to the more formal option. It could be as simple as a suggestion box (anonymous), or as glorious as 'innovation month' where you get teams together to decide on game changing ideas, in mixed groups that encourages different departments, seniority, and diversity of opinion. Focus on successes, and adopt the mantra 'there's no such thing as a bad idea'

Psychological safety starts when managers practice vulnerable leadership. This means managers should acknowledge their own mistakes and weaknesses and are willing to admit them to others. Next, leaders must stop hiring on cultural fit. This creates a culture of groupthink and encourages bias. With a widespread groupthink mentality, employees feel the urge to conform with the majority and are less likely to express their ideas. Then managers need to set up a safety zone where employees can share and test radical and premature ideas without ridicule or punishment.

Employees feeling included, feeling safe to make mistakes, feeling safe to express themselves fully, and feeling safe to challenge without negative consequences are all aspects of psychological safety. Creating this requires modeling of these characteristics consistently and over time by leadership.

In addition to encouraging failures, provide the space for employees to ask questions if they are stuck (not necessarily to provide the answers, but to help coach them) AND give them a framework by which they will have peace of mind if something goes wrong through your commitment to their success and awareness that you will stand by them through their development. You could provide guidance on acceptable levels of risk and ways they can independently assess risk as part of the process.

I encourage our team to acknowledge our failures and mistakes and take key learnings as we do from our successes. An additional approach is to want some errors/failures so that we know we are pushing hard and this is normal in business.

It is important to remind yourself that it takes guts to speak up in a meeting, especially in front of people that you feel are smarter than you and/or in front of management. There is a natural fear of being “wrong.” Always have an agenda for your meeting. Invite only the required people. Be comfortable with extended pauses in the conversation as people brainstorm or react in the moment. Inviting someone to speak in a meeting without knowing their personality could end up alienating them by putting them on the spot. Consider speaking with the person individually before the meeting. If they have an idea or comment that would add value to the meeting topic(s), present it on their behalf AND give them credit.

A clear process can create comfort, but take care not to over-engineer sharing systems. Balance attribution with techniques to anonymise initial ideas. Fear of contributing may come from a lack of confidence, or a perception of bias. If you can create a structure that starts with a level field, this should ease that concern.

You can Encourage idea sharing using an anonymous Slack workflow, set up a channel for submissions. Explain the process and provide a link to the workflow. Encourage participation by emphasizing the value of all ideas. Periodically review submissions and share updates in the channel so that employees know their ideas are being heard, even if they have not yet been implemented.

Create forums for sharing "Ooops!" Sara Blakley does this at Spanx to create a culture of innovation; you need psychological safety to be vulnerable and be able to share mistakes, missteps, and failures openly. Creating spaces for conversations about what didn't work, what you learned, what you have tried as a result, and then together celebrating how no further time/money/energy was spent pursuing something that did work (or how a different iteration was the breakthrough) creates creative connective tissue in a team.

As the CEO of a startup, from day one, I let each new team member know that there are no hierarchies, there’s no such thing as a stupid question, and their ideas are just as valuable as mine. Employees will feel comfortable speaking up only if there are others in their team who are actively listening.

It's also important for leaders to demonstrate their commitment to actually considering and implementing the ideas that team members share. Show them exactly how you're going to evaluate their ideas and what the criteria are for an idea to turn into an actual initiative that your company will execute. Employees want to feel as though they are adding value to an organization, and there is no better way for them to feel a sense of ownership than when their idea turns into results.

We have been using an approach learned from Via Renaissance called "Share Sooner". It's super simple. The premise is you share an idea or a piece of work before its complete, with the understanding of getting advice or feedback to make it better - not critique. When you tell someone you're sharing something sooner and explain why - it elicits a completely different response - one that's much more collaborative and inclusive.

Make idea sharing visible, and make action taken on idea sharing visible too. You could utilise Slack or Teams as a space to show innovation - like a live suggestions box, then use this space to respond to ideas and suggestions in real time. This can also act as a to do list and encourage engagement from others who may see these posts.

One interesting way to encourage idea-sharing without fear would be to implement an anonymous sharing of ideas via an online form or write ideas on paper without mentioning the name. The HR leader can collect these ideas and announce them during the town hall meeting. This process helps create an open collaboration within the organization.
