What do you do if your Industrial Engineering team needs to identify areas for improvement using feedback?

Data collection required on: 1. For what activities we quoted to customer, are we doing the same or not in terms of cost spent (OH,M/C,MP) ?? 2. Daily shift / day / hourly line efficiency - will tell where we are wrong. 3. Spent on RM ==> FG conversion, m-o-m or y-o-y, to be under downwards, else need to improve efficiency in terms bringing automation & we have so many areas to work bring this under control. Above are the few simple things we can do for IE to take actions. Of course, no end of improvement.

In my opinion - Productivity problems and process improvements are not solved in the office. You need to Gemba the problem - get onto the shop floor and see what's going on,,,, Talk to the operators - they are the experts,,, 90% of the time they will know how to improve the process... Liston to the operator. Create a relationship with the operator.

In my experience within the industry, brief surveys can be used to great success so long as they are crafted in an intentional manner with the end goal of identifying an improvement area in mind. Your floor and entry level employees are often more aware of problems and issues plaguing your organization and you must empower them to share this information. I have found that maintaining anonymity within a survey's response is a great way to improve responses among your more skeptical employees. Next, questions with binary responses are less fatiguing to the respondent since they only have to consider two possible options. Finally, questions utilizing the Likert scale can help identify problem areas respondents feel strongest about.

Inside an organization dedicated to any kind of manufacturing process, the inner networking is essential to develop better products and improve their respective fabrication processes, so a technical feedback is always good, however we need to assess, and ponder all the comments, because the processes can be quite complex, and specialized, so not all the company members have the expertise to provide a reliable, and efficient feedback, however positive opinions are always welcome. :-)

Once you’ve received the feedback, start breaking it down into useable smaller groups based on your goals. First you can start by looking at feedback that addresses “low hanging” fruit; this will give you several items you can improve quickly and allow the team to build some momentum. The remaining feedback groups can be broken down based on the type of feedback that may take longer to address, but will provide the largest return for the time you are going to invest. Once these two groups have been completed any other feedback can be addressed and completed.

Establish a feedback loop to continuously monitor the effectiveness of the implemented improvements. Gather feedback from stakeholders and team members to identify any further areas for enhancement or refinement.

Under Plan Action, let's consider what what might go wrong with our planned actions via Potential Problem Analysis so that we have contingencies available.

Uma boa ferramenta para isso é o 5W2H. Os "5W" representam cinco perguntas em inglês, cujas respostas começam com "W": What (O que será feito?), Why (Por que será feito?), Where (Onde será feito?), When (Quando será entregue?) e Who (Quem executará). A sometimes overlooked aspect of any action plan is the change management, specifically from the employees' perspective. If the success of the project depends on the upskilling of, or adherence to new process/policies by, your employees you will need their buy-in and support. Plan for that... it should not just be a footnote! Transparency in the roles and responsibilities will lead to a more concerted effort and a better understanding of lead times and actions. So, constant communication is critical. The specifics of the plan will always be project, scope, aim, timelines and budget specific, so any additional answers will be very vague.

Após definir as melhores e "bater o martelo" devemos montar um plano de ação para levantar o necessário para implantar a melhoria, desde contratação de pessoas, compra de máquinas, mudança em infra, etc. Se a organização não tiver recursos suficientes, podemos seguir, porém, deixando claro que algum atividade poderá ficar limitada, gerando algum gargalo.

Communicate with your employees on what the expected time of change will be and that contributing may affect that timeline as well

Comunicación Clara: Asegúrate de que todo el equipo esté al tanto de los planes de mejora y de cómo se espera que contribuyan. Revisión y Ajuste: Realiza seguimientos regulares para evaluar el progreso. Esté abierto a hacer ajustes en el plan según sea necesario. Reconocimiento: Reconoce y celebra los logros del equipo. Esto puede aumentar la motivación y el compromiso con las mejoras continuas.

Organizar la implementación por grupos diversos puede ayudar al cumplimiento de los mismos; además fomentaría el liderazgo, trabajo en equipo, y hasta empatía entre los colaboradores. Sin perder el enfoque y estar abiertos a trabajar en prueba-error según los cambios que se estén implementando

Na etapa de Implementação das ações é de suma importância fazer bem a gestão do processo de mudança, em algumas literaturas a famosa, "GESTÃO DA MODIFICAÇÃO" . É muito comum encontrarmos processos de mudanças com ações em fase de implementação e por consequência vários casos de "efeitos indesejados" que não foram previstos ou até mesmo "acompanhados".

- Ninguém conhece mais dos problemas e dos sentimentos que atrapalham a performance de um modo geral, como os operadores! Os operadores são a chave! - Nenhum procedimento deve ser criado ou julgado por colaboradores sem a vivência, experiência do processo! Independentemente do seguimento! Obs: Experiência não é tempo de casa, e sim vivência direta nos problemas e soluções!

Já vi diversos exemplos em consultorias que prestei, onde o monitoramento e acompanhamento dos KPIs aumentaram o rendimento do processo. Além de abrir espaço para novas melhorias, a partir da análise minuciosa dos parâmetros avaliados.

Metas alcançadas dentro do cronograma, satisfação do cliente, entrega de resultados, tudo isso corrobora para o ajustamento de novas estratégias, o que é natural dentro do gerenciamento de projetos. Toda equipe deve estar preparada e motivada para novos desafios, identificar talentos também é válido para elevar o nível de cada um dentro do processo. Afinal, todos merecem ser reconhecidos pelo trabalho excelente trabalho!

Tenemos que tener claro que todos los planes de accion pueden tener mejoras, para llegar a eso tenemos que seguir monitoreando los resultados que se van presentando, ser conscientes de que siempre existe una posibilidad de mejorar. para mi lo mas eficiente es realizar un diagrama de Ishikawa; evaluando absolutamente todos los factores que puede influir en un incidente, teniendo en mente todos los posibles escenarios que pueden cambiar, influir, y cambiar los resultados; ya que cambiando una pequeña parte de las acciones a ejecutar, podemos mejorar, o agilizar los resultados.

Replicar horizontalmente O que foi implementado e deu certo é importante que seja replicado para todos os cenários semelhantes ao estudado. A melhor forma de padronizar processos e fazer com que práticas passem a fazer parte da cultura da empresa é expandir ao máximo essa prática. Portanto, se já foi empregado energia, tempo e recursos diversos em estudar um problema, criar e executar ações, analisar resultados, etc, é prudente que a gente aplique essas mesmas ações em todos os processos que se aplique essa melhoria. E com isso, é possível inclusive se antecipar ao feedback, usando de experiências anteriores.

Best way to get feedback on area of improvements is to speak directly with the people doing the work, get insights to top issues, setup Pareto chart, observe process, and share/confirm findings.

When talking about change I believe it’s important to layout what kind of changes and how to prioritize, in my experience the priority should be as follows: 1. Eliminate: eliminate all non value added steps. No reason to improve steps that shouldn’t exist. 2. Review standards: make sure your standards are not too tight, that would make your process slower and more expensive 3. Reorganize: improve process flow, the goal is 1 piece flow. 4. Automate: Automation is the last step. Once your process is efficient, then it’s time to think automation.

Gather the Industrial Engineers together and review the 7 Wastes with them. Get them to fully understand how eliminating defects, over production, walking, not using people effectively, transportation, inventory, motion, excess process affects efficiency. Then take them to the gemba and have them identify some of these wastes. If you don’t receive many ideas for improvements then you have the wrong engineers.

One thing which I have found helpful is collect voice of customer and dee if it aligns with your problem statement . Listening it first hand from customer is always better than deciding it basis few data points .
