What are the steps to develop a clear vision for your team's long-term goals?

I am always a bit wary, when people try to define a new purpose for themselves or the team. I feel that every team's purpose inside a company is defined by the company's purpose and teams should not invent something fundamentally new. If you feel you need a separate purpose maybe the best way is to make the company's purpose more precise by adding how the team specifically contributes to the wider company purpose.

Steps to develop a Clear Vision for your long term's GOALS : 1. Understand what is the purpose VISION and prepare a VISION Statement 2. Clarify and define the present state 3. Focus on doing a SWOT which would show the gaps at present and the action plans to bridge the gaps 4.Assess your future and draw the action plan 5. Each Action should have a time line defined and steps documented so that we can keep a track accordingly 6.Plan agendas to predict the near growth and also brainstorm to reach the desired outcome 7. Define the individual objectives towards the goals and their contribution 8. Track the progress Keeping a collective approach towards the goal completion can support a lot to reach the VISION

For successful program management, having a well-defined, realistic vision is crucial. Start by comprehending your team’s purpose, values, and goals. Envision the future state of your team, considering the long-term outlook. Transform this envisioned future into a clear, concise vision statement, ensuring it is specific, measurable, relevant, and aligns with organizational goals. Consistently communicate this vision, involving the team in its development and encouraging their feedback. Regularly assess progress towards achieving the vision, refining strategies based on feedback and results to maintain alignment with the team’s evolving goals.

Casting your team's purpose is akin to igniting the guiding beacon for all endeavors. It delves into the 'why' of our actions, the complex challenges we navigate, and the distinctive value we bestow. Purpose, the fuel for unwavering passion and steadfast commitment. However, as leaders, we occasionally falter in rallying our team around this vision. I would stronly encourge to add two more points: First, also anaylse current trends (for example with PEST analysis) and second analyse customer NPS and drill down deep on customer viewpoints about the product/service your team performs.

To navigate effectively, we must explore our strengths, weaknesses, opportunities, and threats, much like charting the diverse landscape that unfolds before us. Yet, what makes this endeavor truly brilliant is the active involvement of our team, infusing our perspective with an array of insights. In our quest for excellence, we've explored various methodologies, but the Entrepreneurial Operating System stands out as the most effective. It's the cornerstone that unites our team around a singular vision, empowering each member to contribute uniquely, forging a mission that ensures our company's enduring sustainability.

Involving team members in this process is also absolutely essential. As a leader, it's important to cultivate an environment where everyone feels comfortable sharing their perspectives and ideas. Remember, leadership isn't about having all the answers yourself. It's about facilitating a process where the best answers can be found collectively. Before starting your journey to reach your organization goals, you must assess the actual situation of your company. Do you have the right people in the right place? Does your team have the capabilities to reach the organization goals? Do you need to invest in training to get your team up-skilled? And many more. There are lot of previous works to be done before starting the journey, so is good to make a full assessment internal and external. Lastly, while working on above, partner with your customers and understand how your organization is adding value to them, so you can prioritize on those things are making your customers happy. Then work as well on those negative things to change so you can build a long lasting partnership.

After setting your purpose, understanding your current situation is the next logical step. There are several tools to do so: KPIs, 360-Degree Feedback , and Objectives & Key Results (OKRs) align team goals with the company's, etc. The best remains to use a combo of these tools to draw a full picture of your team's performance. The key part in this process is about gathering actionable insights from clear data points. Throughout this process, it is crucial to involve your team because it gives you a more rounded view of the situation (i.e., team members often see things that leaders don't) and it fosters a sense of belonging and ownership among team members.

As we embark on the journey of envisioning our future, it's a realm where creativity knows no bounds. Building on our understanding of purpose and the current landscape, I've found that drawing insights from psychology and philosophy can infuse our vision with deeper meaning. There is a common mistake in this step, which is generating non realistic future. Is important to understand the limits of your actual organization and teams, as well as the market. The desired by default should be creating a monopoly, where your company is the one and only serving to all customers in the market, but that's not gonna happen... Better set up realistic future goals. A good way to do it, is to set up realistic market share percentage wins per year, targeting your competitors customers. Another good suggestion is to make sure you get the full potential of your team unleashed, only like this you will reach the desired future goals.

What really sets successful teams apart is working backward from that vision to create a concrete plan. This "working backward" approach ensures that day-to-day actions are directly contributing to long-term goals. It's like reverse engineering your success. You start with the end in mind and then break it down into smaller, achievable milestones. This makes your vision more tangible and actionable, reducing the risk of getting lost in the daily grind or chasing short-term wins that don't align with your ultimate objectives. It is this working backward approach that makes the difference between a vision that inspires and a vision that actually gets realized.

For a client we organized a 'Futurecasting Workshop'. Participants were asked to visualize the company's status in the next 5 years. Using tools like future wheel and 'day-in-the-life' scenarios, they imagined innovations that the team might pioneer and the challenges they might face. This exercise, which was a blend of imagination and strategy, allowed them to create a bold but attainable vision for the company’s future, anchoring it in present possibilities.

The overall corporate vision is usually too big, too abstract for the individual contributor. So how do you get from "heard of" to "lived every day" in your organization? In my experience, every employee needs to know two statements about the vision: 1) What is the vision IN MY OWN WORDS? This will not be 100% accurate or complete. But it is relevant. 2) What do I CONCRETELY contribute to it? This links the vision to daily tasks. As a leader, if you can get everyone to find these two answers, you'll likely be miles ahead of your competition.

In terms of getting buy-in and support, it's crucial to involve the team in the vision-making process. This encourages a sense of ownership and commitment among team members. Also, understanding the unique motivations of each team member can enable leaders to tailor their communication in a way that resonates with them, thereby increasing the likelihood of their support.

Communicating your vision effectively is crucial for getting support from your team and stakeholders. Make the vision relatable by explaining how it connects to the team's current mission, values, and strategies. Define the roles & responsibilities that each person can play in reaching these objectives. By doing so, you're more likely to get everyone actively participating in turning these goals into reality.

How many times we have seen big organizations spending millions on their vision failing on the basics, communicating to their teams not only their management. If you want everyone aligned with your vision, you need to bring it to the ground of your company, and most important to translate it in a language everyone understands, according to their level in the organization.

This for me is the most important step. No vision is perfect and it will evolve over time. What’s important is to ensure that everybody is onboard and aware of it. Communication needs to be clear, unambiguous, consistent, and inspiring. Given a vision statement affects an organisation’s culture, it needs to be expanded using various formats described above. More so, new people will join and existing will leave, the vision shouldn’t get lost in the mix hence it should be continuous.

A mid-sized NGO, focusing on environmental conservation, held yearly 'Vision Refresh Sessions.' As the environmental landscape evolved, so did their strategies and goals. By reviewing their vision annually, they ensured alignment with current realities and future ambitions. Feedback was sourced from ground workers, stakeholders, and beneficiaries, ensuring a holistic view. This iterative approach ensured the NGO remained effective, agile, and purpose-driven in its endeavors.

Vision should be valid for a long-term to be reviewed once in 5-7 years, not more often. More frequent review and update will lead to a loss of a fundamental aspiration and teams becomes tactically driven

Illustrate how your team's work contributes to the overall mission and values of the organization. Connect their roles to this greater meaning and purpose. Reflect on the bigger purpose. Communicate frequently. Continuously talk about and reinforce the vision in emails, meetings, presentations, etc. It should guide decisions. Lead by example. Walk the talk by demonstrating actions and behaviors that align with the vision. Be a role model. Look to the future. Envision the ideal future state you want the team to help create in 3-5 years. Picture desired outcomes and aspirations.

Involve your team in crafting the vision. Their input will prevent operational bottlenecks and ensure accountability towards goals.

Involve your people in this process as much as possible. Encourage cross-functional and cross-regional working groups during working sessions to encourage free-flowing ideas and perspectives. Break down the whole process into smaller phases and build in celebrations where possible. This helps make the overall journey fun and more engaging. As part of your ongoing communication and monitoring, include checkpoints with your people to hear how the vision is truly being ‘lived’ day to day. Ask yourself, and them, are we seeing the behaviours we expect?

Make vision about the WE and US, not the I and YOU. Vision needs to be expressed as a mutual future that we all want to create. That will bring followers into the mindset to take vision and make the necessary sacrifices to make that vision real.
