It is the project manager's role to ensure that at project inception the correct, i.e. most appropriate form for the specific project, progress tracking system is put in place. If this is done the chances of conflicting feedback on project progress is greatly diminished.

I would first start of with review of the 2-3 latest progress reports and make a mental note of the progress reoorted on a high level summary. Also to check the reports if there's mention of any delay or items waiting for decision or approval be it from the Consultants / SO / Owner / Contractor. I would then walk the site to each main areas of works, right up to the current construction floor level and make a mental note of the progress or lack thereof. Then I would again walk the site on the very same route in another week or two and check for myself of any positive progress or lack thereof. For example if there's scaffolding erected but without any physical progress seen in the area in one or two weeks, that is a red flag.

Pick the next critical path trade and determine whether they will be able to commence works as per the schedule. From this data point you can determine how far behind schedule the project currently is.

Data collection is just the first step. To ensure the accuracy and actionability of project feedback, a thorough evaluation of its source is essential. Feedback can vary significantly in its reliability. Some may come from individuals with limited project exposure or personal biases. Therefore, we must assess the expertise and track record of each source. Are they known for their objectivity and attention to detail? Do they have a vested interest that might influence their perspective? Understanding these factors allows for a more informed weighting of the feedback, leading to better decision-making

First deside how much importance you will give for the reports you received. How much is their capabilities, how much they are experienced in similar type of job. Is the report producer is having any interest to give you a Rossy picture of the site. Last but not the least, visit site and get your own assessment.

Once you have the data, evaluate the reliability of your sources. Not all feedback is equal; some may come from those with limited visibility or personal biases. Consider each source's expertise and track record. Understanding their motivations and qualifications helps ensure your decisions are based on reliable, unbiased information.

Read the last progress report and check the "syntax" to see whether there is over embellishing of the facts. Ask for clarifications in a non threatening way. Make note of any delays and proposed remedies.

If feedback is vague or seems to contradict other information, don't hesitate to seek clarification. This means reaching out directly to those providing feedback to ask for specific examples or additional details. Engaging in a dialogue can uncover the root causes of discrepancies and bring to light any misunderstandings or overlooked issues. Clear communication is a cornerstone of effective construction management, and by encouraging open discussion, you can often resolve conflicts before they escalate.

Always ask for more info and clarity on issues you feel are not clearer this will enable you to have a full understanding of the feedbacks

If you have any doubts or abnormalities observed in the report, get clarification from report producer. Go in to the depth of the reports and ask questions to understand that really reports are made based on actual site condition or reports are made sitting in the office without getting the actual facts. Better option is personally visit site before you sit to get clarification if possible, otherwise ask your subordinate to visit site to get the actual status before sitting with your report producer.

Si on ne parle pas sur un problème, si il n y a pas de communication, on ne peut pas débloquer une situation contradictoire. Chaque personne peut lire un texte et le comprendre différemment. De même deux personnes peuvent parler du même problème sans avoir les mêmes informations. Il est important de faire un point avec tous les intervenants pour avoir mes mêmes informations, les mêmes documents à jours (plans, plannings, fiches techniques...)

Like one mentor used to tell me..look for the most embarrassing thing that can happen while you are at work and make it your sentinel indicator of work progress. Make sure you monitor it's progress with a hawks eye.

At the beginning of the project create Risk register by the project development team. Monitor and update risk register as the project progresses. Prioritize and analyze risks.

Always look for solutions or compromises that address multi concerns, which might involve adjusting the project scope, renegotiating deadlines, or improving communication.

Prioritisation of issues is the key to get success. We should attack the issues which is having major impact and delay the overall project schedule. Critical issues to be shorted out in minimum wastage of time. At the same time we should not neglect the less priority issues also. Sometimes neglecting less priority issues may become critical and impact the overall schedule.

Before implementing the changes, see from all perspectives, what will the impact on time, price, safety, quality etc. Discuss with all stakeholders, think twice before implementation then give the final decision

Involving the whole team ,each and everyone involved in a project to resolve a conflict and arrive at a solution faster. This allows for different views and perspectives from different experts for solutions and with this everyone feels they're on board

n my experience, collaboration is crucial in resolving construction issues. After prioritizing problems, I bring together engineers, architects, and subcontractors to brainstorm solutions. It's good to collaborate but it is even better to be decisive. Don't let the perfect be the enemy if the good as they say! Collaborating is done one week in advance of a task, if you ask me.

After collaborating to develop the plan, focus on executing necessary adjustments—such as revising schedules, reallocating resources, or tweaking workflows. Effective change management involves clearly communicating new directives and ensuring every team member understands their role in the process. Additionally, monitor the impact of these changes closely to verify they address any conflicting feedback and guide the project back on track.

In addition, a pilot survey/study of the project by communicating with workers on site (from subcontractors to security) will lead to gathering data to start the determination and the other points follow.
