How can you align AI-powered product R&D with customer needs and business goals?

A prerequisite to opportunity discovery is understanding the potential roadblocks. If you’re addressing customers in a regulated market (e.g., healthcare, finance) then the first step is connecting with your legal counsel to understand their posture on AI. It may likely mean shelving your end user concepts and prioritizing ideas that can provide value to internal teams. Although not as sexy, such work should still include the full scope of discovery diligence and will build valuable experience and internal buy-in for future customer endeavors.

One of the main challenges here is matching algorithm metrics (cost functions, accuracy, f-score, etc) with the client's expectations. Good metrics not necessarily imply a good model for the client's problem because either the metrics don't reflect the real problem description or the training data doesn't represent real data distribution. The main key here is communication on a high abstraction level to understand the needs of the client, stablish a baseline to assess results and tweak metrics in order to best represent what is expected and how it's being achieved. Other aspects are relevant, such as the infrastructure required and the computational power of your solution, always designing possible optimizations to forward to the client.

Start with a clear understanding of the needs and business goals. What problems are your customers facing? How can you use AI to help them solve those problems? How will AI help you achieve your business goals? Use data to drive your AI development. AI models are only as good as the data they're trained on. Make sure you're using high-quality, representative data to train your models. Involve customers in the AI development process. Get feedback from your customers on your AI models and prototypes. This will help you to ensure that your AI products are meeting the needs of your customers.

In my experience you need to explore the problem from different users points of view. What may be a problem for one persona is not necessarily the same problem for another. By gathering the different viewpoints, you can identify the extent of the problem and uncover the real reasons that it is a problem. This context will provide any gotcha's that may need to be considered, which allow you to include them in the scope and feasibility, and also allow you to more accurately identify the impact and value that the solution will provide.

AI can be used to help identify opportunities within a particular industry. Beyond that it can be used to spot usage trends within existing products and services..for example if you have several products on the market, and you routinely see customers ending their journey early and then returning having spend time on another app, you might reasonably conclude that there is an opportunity to understand that they are going outside of your ecosystem to do. And once you've done that you can either extend the functionality of your ecosystem, or build a nice integration with other suppliers - the key thing is using AI to glean insights into how to make a better, less disconnected end user experience without making locked in.

User experience is the most critical factor to adoption. Make sure your algorithms are clear and concise, and return results that an average user can understand.

What will be helpful is to consider a mix of business and user metrics for an holistic value. Track how AI impacts conversion, LTV, satisfaction scores but also efficiency, personalization, and transparency. Align metrics to strategic goals and have leading indicators to tweak the AI models versus just lagging performance.

Define the use case along with the customer. During the initial phases its important to iterate the use case, its scenarios, the solution and its success metric along with the customer. Especially for AI driven workflows where accuracy and validation is tricky.

Asking the Hard Questions to Have a Viable Use Case 1. DATA - What is the area's data pipeline today? Who's managing it? Is it scrubbed and consumable? How confidential is it? 2. Success Criteria - What is the business's measure of success? What are the KPIs to track? Who will evaluate the product during UAT? 3. Customer Journey - How will the user interact with the product to gain the most value? How can it integrate into the team's daily activities to accelerate impact? 4. Value Realization - Who is responsible for extracting tangible value from the product's cost/time savings? Who will upskill the team to use the system and upgrade their work to focus on more complex tasks?

There is a balance here that needs to be managed by the product lead. The AI algorithms and product development are the purview of an engineering team; but the UI/UX is the purview of a user or customer facing team. Make sure both are at the table and both have an equal say in the final results. Engineering gets to drive the back end, but voice of customer drives the front end.

Good AI design considers both human and technical dimensions. Always involve diverse stakeholders in design of the AI solution but always center the user continuously. For example, use focus groups and surveys to understand when and why users would engage with an AI sports or financial advisor. Prototype the conversational flows early and gather feedback.

Designing the AI solution and UI is not merely a technical exercise; it is a journey of understanding user needs, creating intuitive interfaces, and fostering trust in AI technology. Get beta testers with skills and experience in your industry. Too many products go to market without any user testing. Paying customers are best. But a professional in your industry who volunteers to take the time to review your product is highly likely to find bugs, errors, and most importantly workflow issues that to your team seemed easy but to a different eye are in fact confusing. That will hurt adoption.

Do all of the above, but try to fail fast, use agile workflow and open MVP or even pre-MVP to customers or at least internal customers for feedback and close the loop.

Unlike the common perception, AI is a very gradual process and is not instantaneous. This especially when it comes to customisation. There needs to be a time allotted for the system to learn and understand what is happening. For a place that is fairly monotonous the learning can take time because the diversity of situations are hardly there. However, in a more dynamic environment the AI powered tools are really effective and this needs to be exploited. Using Agile workflows, customized automation templates, AI based responses to events, prefed actions can improve the efficiency to a great deal.

R&D is a journey. Using AI as an ancillary tool helps to get us started quickly to coming up with problem statements, possible solutions to our hypotheses. But it doesn't take away the need for humans to execute and test out these proposed ideas. Being transparent on the use of AI to the business stakeholders can help them understand which parts of the R&D are machine intuition and which were field tested with real customers. Another merit would be being conscious in crafting an authentic voice/messaging for the product also helps to engage with the customers better in a personable and less machine manner.
