The surgeons and nurses using all of the various supplies needed to complete a surgical case will absolutely hit the roof if you miss that step and spring a surprise on them. Often, the start of that relationship is a conversation about costs, and just educating clinicians on what's available in the market to serve their needs and the associated price points, then working to build consensus towards consolidation. You won't get it every time, but consolidation is vendor leverage, and you can't effectively achieve that without working closely with actual end users.

The various 3rd party services available will get most systems partway there, but really pulling everything apart and giving it a good look helps catch the unmanaged spend that's non-catalog or free text entered. Understanding that many years of decisions driven by necessity then need to be evaluated and understood before a sustainable path forward can be achieved now. A lot of my clients are looking for dollars saved today, and I can provide that. The BEST organizations, though, understand that it takes time to get from point A to point B, and that trying to do everything at once results in team burnout, project failure, goals missed, and time wasted. Absolutely always look for cost savings that'll hit bottom line this year - but don't forget to look ahead and understand what decisions you'll need to make next year, too. Simple contracting calendars, basic KPIs and monitoring, and team cohesion can take organizations further than they think.

It is imperative that processes currently in place be effectively analyzed and standardized before deciding on a technology solution. I have been a part of several tech platform installations in my career, and it seems a lot of organizations skip this step, assuming that the tech solution they're signing up to will have standards in place the organization can adapt to. That's backwards. Process improvement and standardization first, then tech help after. No tech solution is a magic bullet, and integration of any new system is a MAJOR undertaking that will absolutely eat up a team's time for a long while. Invest the energy up front to decide what's actually needed, then seek solutions that can adapt.
