You're a plant operations leader. How do you stay ahead of the curve?

Plant performance has 4 key metrics. 1. HSE (Process/Personnel Safety, along with environment and OHIH) 2. Productivity including service and capacity factor utilization 3. Efficiency. Key raw material utilization, production wastage control and energy and natural resource utilization. 4. Employee engagement. All 4 have to be measured via various KPI's and stewardship mechanisms. A lapse in either one could adversely affect business performance.

Un éxito menor pero constante motiva mucho más a las personas que un gran éxito aislado. Un buen liderazgo enfocado en el crecimiento de todas las partes y no tanto en el rendimiento dará mejores y visibles resultados en su organización.

To stay ahead, it is essential to monitor the performance of the overall plant system and specifically production critical equipment that their failure could lead to poor product quality, downtime and waste. Ensuring that as leader you are equipped with the required process monitoring tool to analyse trends while the system is online is important. For instance, we use Pi Process Book to monitor process parameters for our oil and gas processing from the comfort of the laptop or PC while DCS monitoring is ongoing in the CCR. A team leader could be in his office and spot system changes and react beforehand to address any potential failure. Interval reporting of process parameters with MS Excel sheet can help significantly to track KPIs.

We have seen operations monitoring from childhood. Like in school days teachers used to monitor the children’s performance in the form of term exams and final exams, similarly operations managers need to monitor the performance of the Plant and Employees in the form of 1. Appraisals 2. Monthly Reviews 3. Feedback 4. Working culture followed 5. Rewards and Recognition There re KPI laid down by the manager based on the targets he needs to achieve to make the company prosper. Daily production, dispatch, downtime, maintenance, etc data needs to be accounted for and accordingly analysis for trends towards failures or challenges need to be pre-identified before they Hit the company.

Monitoring performance is key strategy. KPI can include daily production target, monthly targets and KPI foe the year. I have found the use of live dashboard very helpful. At a glance, you can see where performance is and rate required to meet target. This way, you start making necessary operational adjustments ahead of deadline. It is a safe spot to be a little above the the target rate if ot is safe to do so. This will help cushion the effects of unplanned events. May I also add that you can optimize opportunities for maintenance interventions through adequate planning. This way, the impact of equipment unavailability is reduced while equipment reliability is increased culminating in better operational efficiency.

As Jorge Garcia Rodriguez mentioned, using toyota´s improvement methodologies is one strong way to optimize the process. In my experience, while being part of a company that is using a combination of sixsigma with lean, it is another strong way to optimize processes. This method was called ProCert, (Process Certification) and basically it is Lean + Six Sigma in one! Strong analytics of big data to make effective and powerful decitions in bottom line performance are the results of applying such methology

Recomiendo utilizar las diferentes herramientas que propone el Lean management que a su vez tomo como base el sistema de producción Toyota, la finalidad es mejorar el nivel de servicios del cliente.

Process optimization starts with proper data management and measuring your performance. Once this is sorted there are many techniques such as Six sigma to optimize processes. In addition a lot of process optimization today can be brought about via machine learning by using tools like APC that would facilitate the process optimization and improve plant performance on production as well as efficiency fronts.

Según mi experiencia una vez generado un proyecto de optimización se cual fuere las 5S, el kaizen y Six Sigma... una vez aplicado dejar unos márgenes de modificación en base a los cambios que pueda necesitar la empresa o el mercado, bien sea comercial o de factoría. Siempre hay que estar pensando cambios para mejorar la producción.

Para estar como líder realmente tienes que saber que ocurre en todo momento aunque no lo estés viendo con tus propios ojos, me refiero a que un líder no puede serlo solo necesita su equipo y viceversa. Para ello es importante involucrar a todo el equipo por muy sencilla que sea su tarea mediante un buen ambiente laboral, como si se ha cometido un fallo involuntario es necesario que todos intenten subsanar esos errores de manera que nadie se sienta discriminado de cualquier forma que perturbe el (friendly work). La formación muchas veces no son solo cursos continuados, también la persona que te puede enseñar mejor que nadie es la que tienes al lado sea cual sea su cargo y por eso es tan necesario el compañerismo...

¿Existen una serie de atributos, cualidades o habilidades que indiquen que una persona es un líder? En lo laboral y las organizaciones, se han especificado algunos atributos, cualidades y/o habilidades relacionados con la posición o cargo que se ocupa en una estructura para identificar a un líder. Aunque esto no siempre es así. Hay un refrán popular que dice el que sabe, sabe y el que no es …….? ( si la respuesta es jefe) y esto nos lleva a una pregunta un poco más directa. ¿Los líderes nacen o se hacen? Ustedes que opinan ??

Cultura de innovación: Motivo a mi equipo a pensar fuera de la caja, a desafiar el status quo y a proponer ideas audaces. Enfoque en la colaboración: Me conecto con personas, discutimos otras formas de hacer las cosas. Si veo algo que le sirve a otros colegas, se los comparto.

La información nos da un super poder porque de esta manera nos aporte excelentes ideas para innovar ó al menos nos despierta la curiosidad para aplicar soluciones innovadoras, en este punto recomiendo paciencia realizar todas las iteraciones necesarias.

Cada sector tiene sus particularidades es cierto, por eso yo siempre estoy preparado mentalmente y productivamente para poder gestionar cualquier cambio aunque sea de 180º y aún más importante que tu equipo y maquinaria también lo esté. Por eso es muy recomendable hacer cambios y no quedarse en la rutina para poder acoger cualquier necesidad del mercado.

There are many other levers for communication, including town halls with general population as well as smaller focused groups with targeted populations.

En mi opinión para que todo vaya sobre ruedas lo mas importante es generar ese sentimiento de unión trabajador-empresa para que no solo sea un trabajo más. Y para ello es función de un líder hacer sentir eso a el resto de trabajadores, de muchas maneras diferentes y no tienen por que ser con gratificaciones salariales si no con el bien estar de los trabajadores como con unas buenas instalaciones para que se sientan cómodos para que por ejemplo en sus descansos no estén mirando el reloj para irse continuamente. Y al tiempo ese aura de bien estar se "contagia" y todo va mejor hasta cuando hay problemas y hay que estar al 100% para la empresa. Sin olvidar que hay que estar en continua comunicación con todos lo pilares de la empresa.

Nunca hay que perder de vista esto. No hay que perder de vista el hecho de que no existe un tipo de liderazgo que sea universalmente bueno o preferible. Las organizaciones se caracterizan por su complejidad, y es por ello que en ellas pueden producirse cambios de muchas clases y a ritmos diferentes, por lo que hay que saber adaptarse a las exigencias del momento; esto pasa también por el modo en el que se lidera, el modo en el que se realiza el reparto de roles, etc. Lo que sí es cierto en todos los casos es que un líder no lo es por el hecho de ocupar un cargo: el liderazgo se ejerce, no se hereda a través de lo que ponga en un organigrama o el titulo en la puerta.

All 6 dimensions highlighted need to be well knit and compliment each other for their effectiveness. Strength of the operations efficiency will be as good as the maturity of the weakest dimension. Having said above, continuous learning from events and incorporation in practices is a must.
