"Communication is a sign of dysfunction." This is one of my favorite business quotes and I repeat it all the time at Ketone-IQ. It's from Jeff Bezos, Amazon founder. Think about these three examples — What's the best customer service of a company? Never having to contact customer service. What's the best supply chain? One where each step of the supply chain receives what it expects, and outputs what is expected to the next step, with no surprises. What's the best way to decide a content calendar for Q4? Have your CMO or whoever is responsible for that decision write it out and share it. Notice there are no meetings. — As a leader, I challenge my team to prioritize the work necessary to eliminate meetings. "How can we get in sync to a point where this meeting can be eliminated?" When we work to make it 100% clear what output is expected from a given individual or team, you reduce the need for teams to spend 30 or 60 minutes "getting in sync" again and again. When you have shared principles, shared understanding of relevant processes, shared definition of terms — you can often reduce a meeting to a written report that takes < 5min to read instead of 30min of yapping. If your whole team functions that way — highly aligned but loosely coupled — you can move twice as fast. Ok but you need meetings sometimes right? Absolutely. The ability to discuss and riff live is essential when you're tackling a new frontier, wrapping your arms around a new type of problem or idea. In these types of meetings, my goal is to figure out how that meeting doesn't need to exist anymore. How can we get in sync on what inputs and outputs are expected of whom, so that we can smoothly cruise forward? You want to get the business-as-usual stuff tamped down to clean processes with minimal meetings. Use your meeting time to work on the exciting, new, weird stuff that's not yet process-ified. So why do too many meetings happen? Oftentimes people don't feel empowered to make a decision on their own, so they pull other people in to make a decision together as a group. The solution to this is not meetings — it's personally empowering the right people to be able to make decisions on their own, so you remove groupthink from your org. Why else do meetings happen? Meetings make you feel important. Meetings feel like work. Meetings take energy. Most cultures don't have aggressive leadership stomping out meetings. Sometimes leaders are the most guilty of too-many-meetings. One of the biggest culprits of meeting fatigue is a well-intentioned recurring meeting, that started out being effective for getting everyone in sync when first tackling something new, but once everyone is in sync, the meeting doesn't need to exist.
