Individual operational improvement practices are insufficient for a service firm to gain a competitive advantage when almost all its competitors adopt the same or similar operational improvement practices. We propose a capabilities perspective that unveils five microfoundations—four constituent capabilities (Discover, Improve, Align, Transform) and the cumulative sand-cone structure—that redefine the trajectory from short-term operational enhancements to enduring capability development, thus reshaping the discourse on operational excellence. I’m sure I’ve reposted this article from 2017 more than once. there’s a famous quote that basically says- you can’t solve a problem if you don’t at first truly understand it. But surprisingly, there’s no end of organizations that will try. The shift from knowing that there’s a problem to going into solution implementation happens way too quick. Somehow teams feel more productive when they have an action plan, a list of to do, some splattering of KPI‘s. But the starting point is questions. We’ve been taught to be uncomfortable with questions and with delaying action. Spending time to really consider the problem and really explore it to the point that we may find we have competing hypothesis is hart to maintaining when others are pressing forward. Design offers many methods and tools to address it (when done right by people who actually know how to do it). And when done well, it can actually go very fast using rapid design, research tools, and especially prototyping early and often. This way of working to become the norm, especially as things become more complex and confusing in a world of work at the speed of AI. we need to normalize questioning and discovering again. Most organizations don't solve the right problems... Thomas Wedell-Wedellsborg's article on HBR proposes seven practices to help you with this challenge: 1. Establish legitimacy: Before defining a problem, one must first establish its legitimacy in the group setting. This can be done by sharing a concise example that explains the concept. Establishing legitimacy can help ensure people consider alternative perspectives. 2. Bring outsiders into the discussion: Including individuals who aren't deeply involved in the situation can help bring fresh perspectives. These people can challenge the group's preconceived notions about the problem. They must feel safe to speak their minds and should not provide solutions. 3. Get people’s definitions in writing: (this is a great one to practice right away) People often have different understandings of what a problem is. Asking everyone to provide their definitions of the problem in writing can help uncover these differences and lead to reframing. 4. Ask what’s missing: During discussions about a problem, the focus tends to be on the details of the problem, neglecting what might be missing from the description. Asking what is not captured in the problem's definition can help provide a more comprehensive understanding 5. Consider multiple categories: Thinking about the problem from various angles can lead to different problem framings. Whether the problem is viewed as an incentive issue, an expectations problem, or something else can all lead to different solutions. 6. Analyze positive exceptions: Examining instances when the problem did not occur can uncover new perspectives. Such "bright spots" can reveal hidden factors that have been overlooked - here again, not only looking at barriers but also enablers. 7. Question the objective: Another way to reframe a problem is by questioning the objectives of the involved parties. Understanding the real goals and desires of all participants can lead to new ways of framing the problem - I wonder how many times this is done. - I try and get different perspectives on what the objective is prior, and then run sessions to align and see if there is agreement among different members with regard to the objective.
