How to create pricing power through M&A: A Playbook 📋 While studying SaaS companies, I've noticed 3 main plays when it comes to acquiring other products. Each play creates its own pricing lever: 1️⃣ Improve your existing product An acquisition can radically change the trajectory of your existing product. A great example is HubSpot’s 2011 acquisition of Performable. It helped HubSpot expand from an inbound marketing platform into an all-in-one solution with segmentation, email nurturing, and analytics. Performable’s tech and team were quickly integrated—a playbook HubSpot later repeated with Clearbit (as Breeze Intelligence). 💰 Pricing Lever: Raise Prices Acquisitions provide a clear case for raising prices. Unlike new features with ambiguous value, an acquired product has a proven price point, making the value equation easy to explain and justify. It’s allows you to raise prices with confidence. 2️⃣ Expand into a platform Acquisitions can also power an expansion story. Atlassian started with Jira and Confluence, then grew through acquisitions like Trello, OpsGenie, and BitBucket—products that now make up 50%-60% of their market cap (per Toplyne). Each product supports Atlassian’s value prop as a “teamwork solution,” and their free versions create multiple entry points for users. Similarly, Dropbox is building a doc management platform through acquisitions like HelloSign, DocSend, and Formswift. 💰 Pricing Lever: Bundling, Cross-Selling Atlassian’s work management products are perfect for bundling and cross-selling. They’ve positioned their tools as a suite for collaboration, ITSM, and DevOps. Previously, they bundled products like Confluence and Trello into “Atlassian Together.” Now, their platform page directs visitors to Contact Sales, fueling a strong cross-selling motion. 3️⃣ Create a product constellation At the largest scale, SaaS leaders can acquire companies well outside of their core offering. Salesforce is a prime example, with acquisitions like Slack, MuleSoft, and Tableau. While these solutions offer cross-selling potential, they don’t form a cohesive theme like Atlassian’s Work Management platform. Salesforce has used each of the other acquisition plays: improving existing products (e.g., ClickSoftware integrated into Service Cloud) and expanding into platforms (ExactTarget and Pardot shaped Marketing Cloud). But cross-selling everything at once would be impossible, so Salesforce reps strategically expand accounts by aligning solutions with evolving customer needs. 💰Pricing Lever: Extreme Discounting Salesforce’s scale lets them play by different rules. When I sold HubSpot’s Marketing Hub, I saw Salesforce give Pardot away for free in competitive deals—not just discounted, but free. Their strategy? How it works: ↳ Automate onboarding emails and tutorials with Intercom or Customer.io. ↳ Trigger in-app messages based on user behavior to guide next steps. 6️⃣ Reporting & Analytics Dashboard 💡 Why it matters: Stop wasting hours compiling reports—let data work for you. How it works: ↳ Use Supermetrics or Google Data Studio to pull real-time data into dashboards. ↳ Automate reporting for CAC, LTV, and conversion rates. 7️⃣ Task & Project Management Workflow 💡 Why it matters: Keep your team aligned and on track without micromanaging.
