Ignoring this piece of advice, almost ended up killing my business. FIX. YOUR. MARGIN. I heard it from 3 different people, within the first 6 months of starting We Brought Beer. We were making 40% gross margin, when we needed to be making 65%+. And there were ways we could have improved our margin. We could have: ↳ Diversified our product range to include more than just beer (i.e. add spirits & wine) so we could make a higher blended margin. ↳ Reduced our range so it comprised fewer but higher margin beers. ↳ Built deeper commercial deals with key breweries to unlock better pricing in exchange for space. But we didn’t. ➔ We didn’t because I was naive. ↳ I didn’t understand the issue until it was too late ➔ We didn’t because doing any of the 3 things above felt counter to our core USP. ↳ An ever-changing range of weird & wonderful (and low margin!) beers was what made people come to us. Right? ➔ We didn’t because fixing our margin felt less fun than the other stuff. ↳ The beer tastings, the events, the Instagram posts. It took 3 years before we finally got a grasp of the issue, by which time we were chasing our tails. Founders, heed the advice I ignored. If you have a margin issue - do what you need to do to FIX IT NOW.
