At the time, Joe was a regional VP of Sales at Rockwell Automation, and I was just wrapping up the Rockwell Sales Training Program and preparing to relocate to Houston, TX. If I remember right, Joe also started his career selling industrial automation in Texas, and since Houston was in his territory, he seemed like the right person to tap into for some advice. We met up at Stack'd Burger Bar near Milwaukee's 3rd Ward, and while I don't remember every detail of our conversation, obviously I still have some pretty vivid memories of the conversation. 🍔 The way I heard his message was simple: You can't only go after the easy wins. If you're going to stretch yourself, grow the business, and build some character, you've gotta know that not every pursuit will end in a victory. If you're trying to break into new markets and gain new customers, you need to get comfortable losing sometimes. This meeting was probably one of the first times where I started getting comfortable with failure. 2 years into my career, I remember my first big loss after an almost-2-year-long pursuit. I also remember my first major win about a month later... You win some, you lose some...or as I still think about it today, if you're not losing, you're not trying hard enough. I was a Navy SEAL for 25+ years. The first thing I'd ask with every problem we faced: “𝗪𝗵𝗮𝘁 𝗶𝘀 𝘁𝗵𝗲 𝗺𝗶𝗻𝗶𝗺𝘂𝗺 𝗳𝗼𝗿𝗰𝗲 𝗿𝗲𝗾𝘂𝗶𝗿𝗲𝗺𝗲𝗻𝘁?” In other words, how many people and what equipment is necessary to complete the mission? And let me tell you. This saved us countless times. We would: • Streamline steps • Remove unnecessary equipment • Improve economies of motion, speed, etc. The key is to use the minimal possible resources WITHOUT reducing the capability to achieve the desired outcome and still mitigate risk. Here’s how this applies to business and my role as a Fractional COO: 𝗘𝘃𝗲𝗿𝘆𝗼𝗻𝗲 𝘁𝗮𝗹𝗸𝘀 𝗮𝗯𝗼𝘂𝘁 “𝗴𝗿𝗼𝘄𝘁𝗵” 𝗯𝘂𝘁 𝗿𝗮𝗿𝗲𝗹𝘆 “𝘀𝘁𝗿𝗮𝘁𝗲𝗴𝗶𝗰 𝗴𝗿𝗼𝘄𝘁𝗵”. Growth for the sake of growing sounds like: • Bloated bureaucracy • Shrinking margins • Increasing drag Strategic growth is: • Mastering the core processes • Leveraging technology • Investing in a qualified team (who knows what the desired outcome and why they’re striving for it) The TEAM needs to be empowered to make decisions at the lowest level to increase operational efficiencies. 𝗘𝘅𝗮𝗺𝗽𝗹𝗲: I recently talked to a business owner who said "Our biggest problem right now is that we need 15 more positions filled asap”. I asked “what positions?” He couldn’t give me an answer. “How did you come to the determination that 15 positions needed to be filled?” He said “Well because we have grown the number of clients by X% so we need X% more staff” So I told him: “Have you thought about getting your team the tools they need? i.e. actual project management software to gain efficiency with the people you have?" Think of a small, flexible, highly motivated team as opposed to a larger unwieldy organization. In many combat operations TEAM maneuverability and the time required to get a TEAM working together (seamlessly) goes up 𝗲𝘅𝗽𝗼𝗻𝗲𝗻𝘁𝗶𝗮𝗹𝗹𝘆 with the addition of each new member. -- Less is more.
