When you get asked to work with a team that has faced some challenges and feelings are very much on the surface, you need to know that the tools you take along are going to work. Our role was to open up the space for understanding, connection and kōtahitanga (chosen by the team). We left the team talking to each other, understanding each other better and with a plan to move forward. Not bad for a couple of days' work. Last week we had the opportunity to work with a wonderful group of people who had been through a tough time around change. We spent two days with this team on the first day we went through a tool from Riders and Elephants around Change, asking people to think about how change affects them and what they can do for themselves. Emotional Culture Crafting using the riders&elephants Emotional Culture Deck is a relatively quick and easy way to understand what's really going on. In yesterday's workshop there was a condundrum... Desired feeling: Secure (as well as Supported and Inspired). Undesired feeling: Insecure (as well as Overwhelmed and Anxious). The conundrum? This team operates in an unrelenting changing environment. There were some deep and important conversations. Desire to feel Secure leads to working so hard that people feel Overwhelmed. The lack of Security leads to feelings of Anxiety. Yet everyone feels better when they feel Supported and Inspired to continue to do their best work. What were the outcomes? Focus on the things they can control. Do the little things that matter - show up, support each other, celebrate achievements, acknowledge contributions and remember to say thank you. Check-in with each other. Listen, really listen to what people are saying (and not saying). Communicate. Communicate. Communicate. Teams and communication. So vital for the success of any endeavour. And yet so challenging at times because as people we are all unique. How can we make it easier to work together effectively? It was great to work with a team from the Department of Corrections on Tuesday. Together we explored personality differences and communication using Everything DiSC: A Wiley Brand. This was eye-opening as always, as people discovered their own and each other's strengths, and explored ways to communicate much more effectively. Then we had the joy of working with the Emotional Culture Deck from riders&elephants. Each person explored what they needed to feel for their own success, and what's getting in the way. Those feelings they don't want to feel but as humans we all feel them from time to time. Exploring these emotions gives people power - knowing what you want to feel and how you get to feel more of it is motivating. Knowing what you don't want to feel and what makes you feel that way, enables you to put in place strategies to cope and to move through those feelings more quickly. We also had the opportunity to explore what they all wanted to feel as a team working together, and developing the strategies to ensure success in this. Such an awesome day with a great team! What I consider essential for fostering well-being and optimal performance among team members is the quality of their collaboration. Despite the diversity in personalities, work methodologies, and skill sets within a team, it is beneficial to identify and promote collective behaviors that contribute to a positive emotional atmosphere. This provides clarity and commitment toward intentionally shaping a work environment where people to be at their best. During a recent workshop, the team collectively identified these emotions in their Top 3 Undesired Feelings they don’t want to feel, but they might, from time to time: #Stress, #Overwhelmed and #Controlled. Reflecting on what actions and behaviors can help them avoid, manage or cope with these emotions, they came up with different ideas. Below are some of these, which may serve as valuable practices for other teams to consider adopting: - Instead of engaging in gossip, ask the person about what they are experiencing and offer support - Practice active listening with the intention of understanding, rather than responding - Take a stand against toxic behaviors, addressing them when observed PS: Let’s flip what the world feels. Feedback from your first team: It takes courage to give feedback to your team on what you are noticing on how you work together. So when someone said 'Can I start by saying what I've noticed' I had no idea where the conversation was going to go. (love that part of facilitation, to be honest). The team had been through a series of Emotional Culture Deck sessions over the past months. One team member hadn't been there for the past sessions and now they were all together for this final session! What followed was a reflection of the work, the attention and the critical actions they had agreed to focus on. They were more connected; there were regular catch-ups and check-ins with each other as a team. This resulted in them being aligned and supporting each other with the different priorities. They had also noticed that solving challenges was now a team conversation. Meetings always included a positive or win for the wider team. Hearing the feedback allowed a sense of reflection and celebration. Acknowledging that small tweaks make a difference. Let’s flip what the world feels. 'People will forget what you said, people will forget what you did, but people will never forget how you made them feel' - Maya Angelou. Ask managers the question 'do feelings belong in the workplace' and see what response you get (ha ha) .... and yet, we know emotion drives behaviour. So how do we start that conversation with a team member? Better still, how do we start that conversation with a team in turmoil or a leadership group? I want you to think about a couple of leading brands, such as Coca Cola or Red Bull. What are they? Syrupy, bubbly drinks and yet.... hugely successful because they know very clearly what emotion they want their customers to feel when choosing their product. So why is it easy for people to understand that concept and yet, still be afraid of speaking about emotion and feelings at work? Last year I was fortunate to come across a company called Riders and Elephants (thanks Tyler Wellensiek) and use a fabulous deck of cards - yes, that simple - to delve into emotion at work and turn emotions into behaviours and actions that are tangible and drive performance. Sharing personally as I have most definitely drank the 'kool aid' for this product. Please note, this is my personal opinion as a professional in the Organisational Development profession. I am a certified ECD practitioner and do not receive any financial incentive/s from Riders and Elephants. From over 20 years' experience, I just know what a good product looks like (and it's from New Zealand which is an added bonus). Emotional Retros If you were to describe to your team the most significant emotion you felt in the last week and then explain what made that emotion so powerful *What would you say? *How easy would it be? I thought it would be pretty easy until I tried it. When I looked around the room and listened to others choosing words such as good, ok, and challenging then stumbling like I had done to find the words. When it came to the explanation of my descriptor words I noticed they were just words. I had no connection to them, I didn't own them. What made this so hard? I thought to myself what a waste of time this conversation is, we are just going through the motion - getting through it. When one day the programme leader brought out eight pictures of goats and we had to choose a goat that represented how we felt. I CHECKED OUT. How helpful was it to me and the rest of the team to keep it brief, light, and crack on? My old self would say no time for all of that, emotions are for wimps, "we have serious work to do". When I found the Emotional Culture Deck (ECD) it surprised me how a deck of cards can free so many from this vocabulary torment, bringing powerful conversations to the surface, freeing up conflict with others and ourselves so we can together "get on with serious work". Starting team coaching sessions using the ECD to tap into our emotions and then how we move forward, accelerates progress and team wellbeing. I was amazed at the energy generated by the conversation. Busy, senior individuals who would tell me before the session started how busy they were, how much work they had to do were talking and sharing personal and professional challenges that had touched them in the last week. Hints, tips, and connections were formed, actions, next steps, and empathy flowed. Did I measure the return on these conversation investments - No. I didn't need to, I could feel the energy and see the look in their eyes. One Xec - Helping People to Be Brilliant! Setting the tone using the Emotional Culture Deck! The opportunity arose to introduce and work with my amazing team of colleagues and play with the Emotional Cuture Deck at Royal Holloway, University of London as part of a full team away-day workshop. We used this incredibly powerful tool to set the tone for the day by each choosing four cards from the deck that best described how we had each been feeling over the week - and then sharing our feelings and stories between us in small groups and then as a wider team; nudging vulnerability, building trust and understanding and setting the tone our day ahead together. It was such an inspiring day and the emotional culture deck supported us in being able to have open, honest, constructive and enjoyable conversations - supporting us as we considered change, challenge, purpose, vision and values. Are we really allowed to talk about feelings at work? Why is it important? How might we do it? How can we nudge vulnerability to flip the conversation and start to re-humanise our workplaces? As leaders, HR professionals, colleagues, team members - how do we want to feel and not feel at work to do our best work and to drive our own success and that of the teams we work with?
