Tip of the day!: The Importance of Thorough Documentation in Production Projects: Beyond the Contract. When collaborating with a company for any type of production, it is imperative not to limit the agreement to just signing the contract. Ensure the creation of a detailed meeting minutes document and conduct a comprehensive pre-production process. Both parties, including the client, should sign these documents. Clear communication and thorough documentation of expectations and details are essential to avoid assumptions and misunderstandings. This helps prevent the client from assuming that uncommunicated details are understood, which can lead to a perception of subpar final output. Therefore, it is crucial to not only sign the contract but also meticulously document and have mutual agreement on the pre-production and post-production processes.

Process mapping is so simple yet so effective in problem solving, streamlining a process, reducing waste, and teaching others how the process works.
Deliveries were unpredictable at best, and months late at worst. Frustration at both locations was high, and finger-pointing was rampant. That was the situation when I was assigned to resolve an issue that had been nagging the organization for years. A US-based team was ordering sample assemblies from a production line in another country. No one was happy with how it was going. I asked to review the instructions for the sample ordering process and quickly discovered that there weren’t any! Next, I individually asked each key stakeholder to put together a simple flow diagram of the process of defining, ordering, processing, and delivering samples. In hindsight, I shouldn’t have been surprised - the flow charts from the design engineer, technician, customer service rep, administrative assistant, manufacturing team, and new product development process leader were all quite different from each other. Working with each stakeholder separately at first helped me understand the specifics of their individual frustrations, understand their view of the process, and ensure they knew they were being heard. Next, I integrated the various process flows into one (giant) document and then pulled the team together to correct and refine it. In doing so, we discovered many simple changes that allowed us to streamline the process (eliminating wasted steps and delays) and clarify how to handle different situations that might arise (reducing confusion). Finally, I documented instructions for all users, published them in a location accessible to everyone, and implemented a system of revision control. Then I organized a rollout/training meeting for the global team. Today there is one complete, clear, efficient, and (importantly) visible process instead of several fragmentary ones, a team who talks when things don’t go as expected, and much improved performance and morale. Key take-away's from the experience: (1) Your actual process is never what you think it is. (2) If people see that you’re really listening to them, they will be open to listening to you. Here are some of my key takeaways to avoid analysis paralysis when planning for your engineering team: 1. Time is precious - make sure to understand where you invest your resources wisely. Remember, you are working with $1000 chips, not $1 ones. 2. Be realistic with capacity - know how much time your team ACTUALLY has, especially if they support other teams or have operational responsibilities. 3. Understand stakeholder expectations and align priorities - work together with key stakeholders to ensure everyone is rowing in the same direction. 4. Be transparent - prioritize tasks based on impact and be open about constraints and risks. Avoid unrealistic planning and focus on areas with the highest impact vs effort ratio. (Transparently, this is nothing new, but as with everything we do, reflecting on principles and being reminded of them can be really useful 🧠) #Engineering #Planning #TeamManagement

An ambitious economic gap of -50% was targeted compared to the cost of the previous generation. 𝗢𝘂𝗿 𝗖𝗼𝗻𝘁𝗿𝗶𝗯𝘂𝘁𝗶𝗼𝗻: 𝗦𝘁𝗿𝘂𝗰𝘁𝘂𝗿𝗶𝗻𝗴 𝗦𝘂𝗰𝗰𝗲𝘀𝘀 IAC was entrusted to lead and facilitate a 6-month Target Cost Design (TCD) process within the project team during the pre-study phase. 𝗞𝗲𝘆 𝘀𝘁𝗲𝗽𝘀 𝘁𝗮𝗸𝗲𝗻: 🎯 𝗦𝘁𝗿𝗮𝘁𝗲𝗴𝗶𝗰 𝗠𝗲𝘁𝗵𝗼𝗱𝗼𝗹𝗼𝗴𝘆 𝗜𝗺𝗽𝗹𝗲𝗺𝗲𝗻𝘁𝗮𝘁𝗶𝗼𝗻: We initiated TCD methodology, guiding functional modeling, decision trees, value analysis, and cost target allocation. We also ensured team cohesion and commitment fulfilment through the visual management system OBEYA. 🤝 𝗖𝗼𝗹𝗹𝗮𝗯𝗼𝗿𝗮𝘁𝗶𝘃𝗲 𝗪𝗼𝗿𝗸𝘀𝗵𝗼𝗽𝘀: Through functional workshops, we performed objective evaluation of all alternatives using multi-criteria scoring matrices. 💰 𝗦𝗶𝗴𝗻𝗶𝗳𝗶𝗰𝗮𝗻𝘁 𝗖𝗼𝘀𝘁 𝗥𝗲𝗱𝘂𝗰𝘁𝗶𝗼𝗻: Achieved a 42% reduction in projected project costs 𝗖𝗼𝗻𝗰𝗹𝘂𝘀𝗶𝗼𝗻: Our efforts achieved a notable 42% reduction in projected project costs, showcasing our dedication to optimizing efficiency while maintaining technological excellence.
