How do you know you are ready to engage with a mass-production contract manufacturer (EMS/CM)? We regularly connect with folks who think they are ready. The reality is that they often have a few changes in mind for the device, don't have a go-to-market plan, or lack funding to make it through the journey. When you submit a quote package to a CM, it puts dozens, often HUNDREDS, of people in motion. Your BoM goes into a sourcing queue. The sourcing team sends RFQs to EVERY component manufacturer listed. Engineers review your mechanical files. Tooling suppliers prepare their quotes. Project managers begin creating your file. An account manager set numerous meetings. So on and so forth. All of this occurs. Everyone did their job. Hopefully, a great job. 2-6 weeks later you meet with your CM to review the output. Imagine telling them: "Thanks for all that work but can you do it all over again because we changed X or don't have a plan for Y." This might not put you in the best light with your potential manufacturing partner. Resources have been put to use based on good faith that the design was finalized, that funding was secured, or that a go-to-market strategy had been identified. Remember, a relationship with your CM is a marriage. You will be working with them for years to come. You want to start off on the right foot. *Disclaimer -- It can be OK to make changes and go through this back and forth if it was agreed upon and discussed with the CM upfront.* 🚀 A better route? Work with a product development company, prototyping studio, quick turn shop, local engineering firm, or your internal team. These groups are set up to be agile, iterate, and make changes on the fly. Get the following things defined BEFORE you engage a manufacturer: ✅ Prototype Perfected: Fine-tuned and tested for excellence. ✅Optimized Design: Efficient for manufacturing and assembly. ✅Quality Control: Rigorous measures for high standards. ✅Regulatory Compliance: Aligned with industry standards. ✅IP Protection: Safeguarded through robust legal agreements. ✅Financial Readiness: Ready for production costs. ✅Market Validation: Thorough research validates demand. ✅Scalability Assurance: Business model ready to thrive. Never order more units than the factory minimum on your first order with the factory When it’s your first time Working with the factory You have to assume that everything That can go wrong Will go wrong Let's suppose that you Negotiate an MOQ (Minimum Order Quantity) of 10,000 units with the factory for a product But you know that you need 20,000 units of that product Even though you need 20,000 units Still, you should order the factory minimum Which is only half of what you need Manufacturing is not like software engineering If you make a mistake in the code You can go back and fix some other lines of code But if you make a mistake in manufacturing, You now repeated that mistake 20,000 times And it can’t be fixed Factories get better at making Things over time Your 10th production run It should be better than your first production run The big lesson in manufacturing is always assumed that anything That can go wrong Will go wrong Test with small orders before You go BIG.. Catching Your Customers Early Pays Generally, application-engineering support is considered the starting point of the support business, being the stage that can be separated from test equipment sale. Starting with a design test system, it progresses to design/ supply of appropriate jigs and fixtures and further on to production ramp up. Providing a design test system and associated software with debugging are standard features, but some vendors go further by associating with product development to ensure complete test specifications are being met. This works both ways- a product so designed that it could be tested on a test system designed around it. Jigs and fixtures are often a sticking point, more so with the constant introduction of more complex products. Here, end-users are looking for standardization that could result in cost reduction, possibly looking to third party supply or even in-house development. Application specific jigs and fixtures will still need to be provided by the tester vendors, with delivery & functionality being seen as primary concerns. When the equipment is ready for use, larger customers can demand, and get the services of a resident engineer from the tester manufacturer to speed production ramp up times as well as ensuring trouble free operation of test equipment. The tester vendor will additionally have to assist in the development of required test programs as well as debugging those.
