Half of the team had been there less than 1 year, and we were struggling with where decisions were being made. We were in Florida, standing in the middle of an open green space. We had identified 4 corners: – CEO – COO – Director of Program Delivery – Everyone else I read off the next example decision: “A key client asks us to make an exception to our cancellation policy.” The team was supposed to stand in the corner of the person/people they thought should make a decision on this request. Navigating business decisions and empowering your team efficiently can be a challenge. Exercises like this have helped my Signature Leaders team understand decision-making processes. We realized that excessive escalation of low-risk choices creates bottlenecks that all but halt productivity. Using this exercise, we practiced evaluating decisions along a risk continuum, from trivial to pivotal, and we identified areas where leaders were overly involved, impeding delegation. To foster empowerment and save time, it's crucial to avoid micromanaging and unnecessary opinions. I'm keen to hear how others approach decision-making and delegation. Most leaders focus on leading their teams, but how often do we think about leading those above us? What about encouraging your team to do this? This concept, "Leading Up the Chain of Command," from the book Extreme Ownership by Jocko Willink and Leif Babin, is a game-changer. Here's why leading up matters and how to do it effectively: 1. Clear Communication: Your managers need to understand the challenges and needs at your level. Communicate clearly and concisely. This not only keeps them informed but also builds trust. 2. Proactive Solutions: Don’t just present problems. Come with solutions. This shows initiative and a deep understanding of the situation, making it easier for your leaders to support you. 3. Alignment with Goals: Understand your manager’s objectives and align your actions to support them. This ensures that your efforts are contributing to the larger mission. 4. Ownership Mindset: Take responsibility for everything in your world, including the support you need from above. If something isn’t working, own it and work to improve it. 5. Empathy and Perspective: Put yourself in your manager’s shoes. What pressures are they facing? How can you make their job easier while still advocating for your team? Leading up the chain of command isn't about manipulating or bypassing your boss. It’s about creating a symbiotic relationship where information flows efficiently, and mutual support becomes the norm. In Consulting and Advisory roles, one of the biggest challenges I see many businesses continue to face is micro-management. Why Micromanaging is Problematic: Stifles Creativity: Inhibits innovative thinking. Decreases Morale: Leads to frustration and demotivation. Reduces Productivity: Wastes time that could be spent on strategic tasks. Increases Turnover: Drives employees to seek better work environments. There are always reasons why it happens, but the end result never changes, as mentioned above. The inevitable question is how to offset that approach. This is where I often define the difference between leadership and management... Effective leadership can offset micromanaging by trusting and empowering team members, fostering clear communication, and focusing on results. Leaders should delegate authority where it makes sense to, set clear goals and eliminate expectations, as well as encouraging innovation. By providing training, promoting accountability, and building strong relationships, leaders can create a supportive environment that reduces the need for micromanagement and boosts team productivity. Why Leadership Teams Fail: Recognizing and Overcoming Dysfunction Effective leadership teams are crucial, yet many struggle due to common dysfunctions that derail performance and morale. Thomas Keil's and Marianna Zangrillo's recent article in Harvard Business Review highlight three types of dysfunction: 1. Shark Tanks: Infighting and power struggles dominate. To address this, leaders must: - Identify and manage toxic behaviors: Confront individuals driving competition over collaboration and, if necessary, remove them. - Set clear behavioral expectations: Define what behaviors are acceptable, and reinforce them through role modeling and regular feedback. 2. Petting Zoos: Teams avoid conflict, leading to poor decision-making and stifled innovation. To overcome this: - Encourage constructive debate: Create a culture of trust where challenging ideas is safe and productive. - Focus on data-driven discussions: Root debates in facts, not opinions, to ensure discussions are meaningful and lead to better decisions. 3. Mediocracies: Complacency prevails, with teams failing to challenge the status quo. Strategies include: - Rebuild the team: Hire members with the right mix of skills and a commitment to shared values and purpose. - Balance competition and collaboration: Define where each approach should dominate to avoid confusion and ensure accountability.
