Client Overview

Unique Excellence (UE) collaborated with a leading global Food & Beverage company facing numerous challenges and bottlenecks in managing its complex supply chain operations. The client was focussed on solutions that enhanced its supply chain efficiency, reduced their operational costs, and transitioned them towards their sustainability goals. A key requirement is that the UE team had to ensure that any suggested initiative should improve overall profitability.

Challenges

  • Unnecessary Complexity in Supply Chain Operations: The client struggled with overly complicated supply chain processes, many hand-offs/ touch-points, minimal visibility of their processes and products through the supply chain (especially when it was handed off to third-party logistics service providers (3PLs)), leading to process inefficiencies, long lead times and high supply chain operations costs.
  • Lack of Resilience: The supply chain lacked pro-active flexibility and responsiveness, making it vulnerable to the recent disruptions (floodings, bushfires, etc.).
  • High Operational Costs: Due to industry costs increases, these increased costs directly impacted procurement, warehouse, distribution and logistics. The current inventory management practices - lack of sales forecast and procurement plans - were eroding profit margins.
  • Sustainability Goals: The organisation was looking to set-up separate and project initiatives to meet their sustainable goals, creating additional costs and creating a conflict between operational, financial and supply chain

Our Unique Approach

1. Simplification of Supply Chain Operations Unique Excellence conducted a 2-week comprehensive analysis of the client's supply chain, identifying bottlenecks and areas for simplification. By removing non-value-add process steps, the UE team simplified the supply chain towards a more efficient, effective, and transparent operation.

2. Building Supply Chain Resilience To address the lack of resilience, the UE team introduced pragmatic, easy-to-implement flexible supply chain initiatives that enabled the client to quickly adapt to market disruptions. This included diversifying suppliers, track & trace, alternative (local) warehouse locations, a effective S&OP model to optimise inventory levels.

3. Achieving Cost Reductions As there was a clear focus by the client to reduce costs the UE team identified 5 key opportunities to reduce costs across procurement, warehouse, distribution, and logistics. The UE team reviewed and - where possible - renegotiated supplier contracts, assessed ways to optimise transportation routes - reducing fuel bills and other costs - , introduced an S&OP model that increased the inventory turnover, introduced a new warehouse product flow, and worked with their 3PL service providers to maximise their truckloads. This resulted into a significant reduction in operational expenses.

4. Embedding Sustainability for Profitability As all the sustainability efforts were decoupled of the operational and supply chain initiatives, the UE team introduced our ESG Custodian SaaS technology. This solution used the client's operational and supply chain data to recommend financially-viable sustainable business cases. The client activated a number of these initiatives, resulting in enabling the client to embed these sustainable practices into their operations and supply chain. These initiatives focused on energy and fuel efficiency - reduced logistics trips, route optimisation, etc. -, waste reduction, and sustainable sourcing. These initiatives not only met the client’s sustainability goals but also led to direct cost savings and enhanced profitability by reducing waste and improving resource utilisation across their business operations..
