Transforming for growth in the green energy transition: Implementing a Target Operating Model (TOM)
Change is the only constant in the business world, and it is a mantra we have taken to heart here at Värtan Group. But for change to happen in an organisation, it needs a little choreography and an operating model brings clarity to the entire business on how it will work as part of that change.
We in Värtan group exist to simplify our customers’ green transition and delivering reliable energy solutions tailored to our customer’s business, requires an efficient operating model. We are therefore excited to announce the launch of our new Target Operating Model (TOM), to drive growth and enhance our capabilities in delivering Energy-as-a-Service solutions. In this article, we will delve into the reasons behind this transformation, the specific improvements it brings, and the outputs we have delivered.
Why We Did This?
At Värtan Group, innovation and growth within energy have always been at the core of our mission. The introduction of our TOM (Target Operating Model) is a testament to our commitment to pushing the boundaries in the Energy-as-a-Service sector with focus on Solar-as-a-Service and Chargers-as-a-Service. But why did we embark on this journey?
Energy-as-a-Service is a rapidly evolving field with immense potential. We believe that the future lies in providing comprehensive solutions that help customers manage their energy needs efficiently and simplify their energy transition – especially in the fast-growing segments of solar and E-mobility. Our new TOM positions us to deliver and scale Energy-as-a-Service solutions, ensuring that we stay at the forefront of innovation and deliver cost efficient solutions to our customers.
What specifically will have improved by our new TOM?
Our new TOM brings several notable improvements to the table:
1. Clear Activities by Function
We now have a clear understanding of the activities within each function that contribute to the successful delivery of Energy-as-a-Service. This clarity enhances our ability to streamline operations and improve efficiency.
2. Facilitated Cross-Functional Collaboration
With our TOM in place, cross-functional collaboration has become easier and more effective. Teams are now seamlessly aligned to work towards common goals, fostering innovation and problem-solving.
3. Capability Gap Identification and Action
Identifying gaps in our capabilities is a critical aspect of our TOM. We can now proactively address these gaps, ensuring we have the right skills and resources to meet the evolving needs of our customers.

What Outputs We Have Delivered?
Our journey to the new TOM has yielded results:
1. Business Process Map for Energy-as-a-Service
We have developed a comprehensive business process map that not only guides our internal operations but also serves as a clear reference point for the entire organization. This map outlines each step of the Energy-as-a-Service process, from generating demand to operating, maintaining, and improving solutions.
2. Clear Responsibilities and Governance
Our TOM has instilled clear responsibilities, decision rights, and governance structures. This clarity ensures that everyone knows their role and empowers efficient decision-making, making our processes work seamlessly.
3. Mapping Capabilities and Addressing Gaps
We have mapped the capabilities required to deliver Energy-as-a-Service and are actively addressing any gaps in our skill sets and resources. This proactive approach guarantees we have the right tools at our disposal.
Conclusion
The launch of our new Target Operating Model (TOM) is a testament in our commitment to reduce our customer’s climate footprint by increasing their business imprint. With TOM we can deliver efficient and scalable solutions in the Energy-as-a-Service sector. It is an exciting time for Värtan Group, and we are confident that our TOM will continue to drive us toward a brighter, more sustainable future for our customers. We look forward to sharing our success stories as we work together to build a cleaner, more efficient energy landscape with Energy-as-a-Service.
A huge thank you to Lesley Lindberg and Kashmira Limaye for managing the process.
It was a real honour to be part of the development of this new operating model with this amazing team. The new vision set out for the group gave us clear line of sight on what we needed to focus in with the TOM. The clarity resulting from this work is tangible across the organisation and witness to the importance of developing a TOM for businesses as part of any change process. Everyone gets on the same page, everyone starts to think about what the change means for them and the change begins! Thank you Jesper Karpsen and team for the opportunity to be part of the journey and to Kashmira Limaye for being an amazing co-pilot!
