What is the True Role of a Consultant?

Consulting is often perceived as a profession where experts dispense advice to businesses in need. But is that all there is to it? While providing guidance is undoubtedly a key component, the role of a consultant extends far beyond this simplistic view. Effective consulting encompasses a broad array of responsibilities and skills, integrating strategic thinking, hands-on implementation, and continuous improvement.

Management consulting includes a broad range of activities, and firms often define these practices differently. One way to categorize consulting activities is by the professional’s area of expertise, such as competitive analysis, corporate strategy, operations management, or human resources. However, in practice, significant variations exist both within and between these categories.

Another approach is to view the process as a sequence of phases—entry, initiation, understanding, data collection, implementation, feedback, etc. However, are these phases really discrete? In reality, these phases are usually less distinct than most consultants admit.

Perhaps a more useful way of analyzing the process is to consider its purposes; clarity about goals certainly influences an engagement’s success.

 Consulting’s fundamental objectives can be arranged hierarchically as follows:

  1. Providing Information to a Client: Supplying data and insights to inform decisions.
  2. Solving a Client’s Problems: Addressing specific issues identified by the client.
  3. Making a Diagnosis: Identifying the root causes of problems, which may necessitate redefining the initial problem.
  4. Making Recommendations Based on the Diagnosis: Proposing actionable solutions derived from the diagnosis.
  5. Assisting with Implementation of Recommended Solutions: Helping to execute the proposed solutions, although this role can be controversial.
  6. Building Consensus and Commitment Around Corrective Action: Ensuring that all stakeholders are aligned and committed to the proposed changes.
  7. Facilitating Client Learning: Teaching clients how to solve similar problems independently in the future.
  8. Permanently Improving Organizational Effectiveness: Creating lasting improvements in the organization’s operations and culture.

  Purposes 1 through 5 are generally considered legitimate functions of consulting. Management consultants often address purposes 6 through 8 implicitly, and clients may not explicitly request them. However, leading firms and their clients are increasingly integrating these higher-level purposes into their engagements.

Achieving these more ambitious objectives requires sophisticated consulting skills and adept management of the consultant-client relationship.

Today's businesses face complex, multidisciplinary challenges that require agile and stable solutions. Modern consulting must provide business models that offer both short-term agility and long-term stability. Managers need consultants who not only provide expert advice but also offer practical assistance in enhancing future organizational performance.
