𝐓𝐡𝐞 𝐜𝐚𝐬𝐞: 𝘊𝘰𝘯𝘵𝘦𝘹𝘵: Rolls Royce used to be a single company manufacturing both aviation engines and luxury cars. They split in two companies, Rolls-Royce, an independent company and Rolls-Royce Motor Cars, a company later sold to the BMW group. In the 1960s, the traditional business model in aviation was simple: sell the engine, make profits from spare parts. But this approach had two major flaws: 1️⃣ A great business model always has aligned incentives for the business as well as the customer— Airlines wanted maximum uptime and minimal maintenance costs, while Rolls-Royce profited from selling spare parts. Their incentives weren’t aligned. 2️⃣ The upfront cost of an engine (often $25M+) was a heavy CapEx burden for airlines. 𝐓𝐡𝐞 𝐏𝐁𝐇 𝐦𝐨𝐝𝐞𝐥: In the PBH model, the aviation engine is owned by Rolls as an asset and the customer only pays for the power by the hour (PBH). The customer pays for the engine availability only and Rolls is responsible for maintenance, repair and overhaul services of the engine. This transforms Rolls from a product business to a service business. 𝘞𝘩𝘢𝘵 𝘵𝘩𝘪𝘴 𝘥𝘪𝘥 𝘧𝘰𝘳 𝘙𝘰𝘭𝘭𝘴? 1️⃣ Amortize the engine cost over its operational life. This transforms the customer expense from a large CapEx to a recurring small OpEx (This is a pattern seen in many industries where the product is a costly asset) 2️⃣ Customer retention improved, as after-sales service was no longer fragmented across third-party providers and was now catered by Rolls only. 3️⃣ A sustainable business model with aligned incentives of Rolls and customers: 𝘮𝘢𝘹𝘪𝘮𝘪𝘻𝘦 𝘦𝘯𝘨𝘪𝘯𝘦 𝘶𝘱𝘵𝘪𝘮𝘦. With incentives aligned, innovation skyrocketed—Rolls-Royce now had every reason to design longer-lasting, higher-performing engines. 4️⃣ Ensure consistent cash flows for Rolls in times of recession when sales would drop to zero. Beyond aviation, this "product-as-a-service" model has influenced other industries. Original equipment manufacturers (OEM) also transformed their model in a similar way to "Guaranteed available uptime" (GAU) where seller guarantees a certain machine uptime. Not meeting this uptime results in the seller compensating for the financial loss in production. This model shifts back the risk of machine downtime to the OEM.
