Is your performance management system just a box-ticking exercise? We know performance management systems are a big challenge for so many of our clients. With the best of intentions, so much energy goes into try to make them valuable and fair. And yet, managers and employees and HR often still hate them! We've also seen so much research over the years about how little value performance management systems add. So why has little changed? Perhaps it's because the assumptions baked into our performance management approaches are so strong. Assumptions like: 🔺 People must be ‘managed’ to perform 🔺 Employees need to be told what to do and make bad choices without direction 🔺 Without consistency, you will always have unfairness. With consistency, unfairness is prevented 🔺 The organisation must always have statements or policies for managers and leaders to fall back on in tough conversation. Recently, Tuff trainer Lisa Gill gave a talk to 160 entrepreneurs at the Entrepreneurs' Organization European Leadership Conference in Mallorca. She shared leadership lessons from the world of self-managing organisations and there were lots of questions from the audience about how to take steps towards more autonomous teams. Many of the audience members were wearing at least two hats – how to lead their chapter of EO (including how to organise a group of volunteers), and also how to lead their own organisations. We love to share what we have learned over twenty years of supporting leaders to shift their mindset and way of being in order to unleash the full potential of their teams. It's not easy to navigate this paradigm shift we're in but sharing stories and creating spaces for dialogues is one thing we can contribute with, as well as training in how to make the transformation leap.

So true. This is why a big part of our programmes is about practising 'Tuff feedback', feedback that supports people to have breakthroughs. It's possible to be tough AND empathetic. Candid AND "for" the other person. There's so much baggage with feedback in the world of work. Either we are too nice, like Kim says, and we sugar coat, or postpone giving feedback that could make a difference. Or, we couple feedback with advice and solutions, thereby robbing the other person of the opportunity to choose - and own - their development journey. It's not our fault. We are not bad or wrong for doing this. It's what we've been conditioned to do our whole lives! But our feedback conversations could be so much more powerful! So... Is there an important feedback conversation that you're putting off? What would it take to put your comfort aside and really take a stand for that person's potential? ☺️
Ruinous Empathy happens when we avoid giving tough feedback to spare someone’s feelings in the moment. It might seem kind, but in the long run, it does more harm than good - for both the person and the team. Here’s an example: A person who worked for me, I’ll call him Bob, was a lot of fun to work with. Everyone loved having him on the team. But there was a problem: his work was terrible. His deliverables were full of sloppy mistakes. Not wanting to hurt his feelings, I didn’t say anything at first, telling myself I'd wait for a better moment. I procrastinated—for ten months. This was unfair to him–I wasn’t giving him a chance to improve. It was also unfair to the rest of the team. Their deliverables were late because his were late. They were not able to spend as much time on their work because they were having to spend so much time redoing his work. Some of my best performers were so frustrated that they were going to quit. When I finally sat down with Bob to let him know where things stood, he was shocked. He didn’t understand why I hadn’t told him sooner. His reputation on the team was shot. We both agreed that at this point, his best career move was to go work at another company. The truth was, my silence had hurt him much more than any criticism could have. Had I challenged him directly, he could’ve either fixed the issues or found a better fit elsewhere. Instead, he spent months failing, and I failed him by not stepping in earlier. I learned a hard lesson: Radical Candor® means being kind and clear from the start, no matter how uncomfortable it feels. Silence isn't kindness—it's Ruinous Empathy.
