Assign work in proper way and clear all projects to team with estimate time. Time management is play most important role in this. So set goal and work according.

Goal has to be simple and it should be SMART means Specific, Measurable, Achievable, Relevant and time bound. Keep it simple and engaging and its important to have an open discussion mechanism too.

It is often recommended to start from the goal and then reach to deliverables. The deliverables should follow SMART. There can be sub levels to deliverables even those needs to be SMART. One golden rule - what cannot be measured, cannot be tracked and anything which cannot be tracked, cannot be improved. All deliverables must be broken down to the last unit to have utmost clarity of what, how and when to achieve. As a project manager the clarity of each and everything to be communicated to concerned team member so that they visualize the bigger picture and 'where am I' in it.

KRAs is the tool which help us to clear the tasks and goals. Before working on goal clear the team SMART goal and it's objective also the replications of ignorance the task, clear the team the all contributors will be given KRAs and based on performance to be done.

Once the goals are defined, then comes the roles assignment. But that depends upon the methodology we're following or have planned to follow. If it's agile - No need to assign as such because the dev teams are self organizing. But in the waterfall, we need to clearly mention who'll do what by creating a WBS, breaking it into control accounts, planning packages (if necessary), and then the WBS package. The activities are then detailed in the WBS dictionary and RACI chart will provide information of the person owning the responsibility (the PM) and the person responsible for it.

Keep the objectives top of mind. Then start with a comprehensive stakeholder analysis and plan. Then get the core team or workstream leads together every morning for 20min to ensure everyone is one the same page and risks raised by one person might impact another party. For others longer weekly meetings suffice. Maybe a blend of both. Bottom line... get everyone in the same room on the same page and singing from the same hymn sheet
