So in the previous chapters, weโve extensively covered how requirements are to be articulated and a product backlog is built. In order to start and complete the project, it is important to estimate the scope to give stakeholders a picture of the timeline by when the feature(s) would be developed and released. But how would a team estimate without thoroughly understanding every feature and itโs corelated Backlog Item? Hereโs where Product Backlog Grooming or Backlog Refinement is used. ๐ Product Leaders, let's chat about backlogs for a sec! Ever feel like managing your productโs development process is a juggling act? Letโs simplify it by splitting our efforts into two clear backlogs: 1๏ธโฃ Discovery Backlog 2๏ธโฃ Delivery Backlog Why two, you ask? It helps teams: โน Reinforce the principle that great product teams don't just churn out requested features. Instead, they generate and evaluate multiple solutions during Discovery and only move forward with the ones they validate. โน Manage and communicate the flow of product ideas more effectively. ๐ Discovery Backlog This "Opportunity Backlog" is where we list potential opportunities for Discovery. An opportunity is a specific problem or need we've identified that we believe we can address with our product. Each opportunity should answer: 1๏ธโฃ Whatโs the problem we're solving? 2๏ธโฃ Who are we solving it for? 3๏ธโฃ What outcomes are we hoping for? 4๏ธโฃ What observations support the problem's breadth and intensity? Effectively, this creates an "Opportunity Brief" for each opportunity, helping to: โน Prioritize which opportunities get promoted to Discovery. โน Align the team on the problem, what we know, and our goals. ๐ Delivery Backlog This "Product Backlog" is where validated requirements live, often expressed as user stories in Jira, Linear, etc. "Validated" means the team is confident the solution is valuable, usable, feasible, and viable. โจ Putting It All Together Using "Discovery Backlog" and "Delivery Backlog" simplifies the process: 1๏ธโฃ Ideas & insights come from anywhere. The PM translates the idea into an opportunity and adds it to the Discovery Backlog. 2๏ธโฃ Discovery Backlog: Opportunities live here until prioritized for Discovery. 3๏ธโฃ Discovery: Opportunities are validated here and added to the Delivery Backlog. 4๏ธโฃ Delivery Backlog: Requirements live here until prioritized for Delivery. 5๏ธโฃ Delivery: Build, test, deploy. Product Backlogs: Growing Faster Than our Patience Have you noticed, more often than not, your Product Backlog often spirals out of control? Well, you're not alone. Over the years, the Product Backlog has become both a blessing and a curse. It was meant to be a simple yet purposeful artifact, but when mismanaged, it can become a tangled mess that stifles progress. Here are some key reminders for keeping your backlog in check: 1. Prioritize Purposefully: The product backlog should represent a prioritized list of work necessary to bring your product to life. Focus on what matters most and avoid getting bogged down by writing technical tasks into the backlog. 2. Own the Backlog: The product owner is responsible for managing the backlog, but it's a collaborative effort. Scrum Masters, teams, and stakeholders all contribute to its refinement and evolution. 3. What is backlog refinement? Think of it as the gym for your project list. It's where you review, prioritize, and polish backlog items (user stories, tasks, etc.) to ensure they're clear, concise, and ready for development. Why is it important? Clarity: Ensures everyone understands what needs to be done and why. Prioritization: Focuses efforts on high-impact items first. Transparency: Keeps stakeholders informed and aligned. Efficiency: Reduces confusion and rework, saving time and resources. How to achieve backlog refinement nirvana: 1-Gather the right crew: Product owner,developers, designers, and key stakeholders (optional). 2-Set a clear agenda: Focus on specific backlog items. 3-Ask the right questions: Is it clear?Valuable? Feasible? As we discovered & presented a product in our previous chapter, the next logical step would be to build a PRD. But before we do that, I'd like to take a step back and explain what primarily constitutes a PRD. It's the Product Backlog Items. Why? It is to help individuals who are looking to transition into a product role have their basics done right. While, in the coming chapters, we will increment on our PRD to have it development ready.
