    𝐖𝐞’𝐫𝐞 𝐬𝐚𝐲𝐢𝐧𝐠 𝐠𝐨𝐨𝐝𝐛𝐲𝐞 𝐭𝐨 𝐌𝐞𝐭𝐚 𝐚𝐝𝐬 𝐚𝐭 𝐕𝐚𝐣𝐫𝐨. 𝐀𝐭 𝐥𝐞𝐚𝐬𝐭 𝐟𝐨𝐫 𝐧𝐨𝐰.  (𝐏𝐚𝐫𝐭 𝐈𝐈/𝐈𝐈) Yesterday, I spoke about how shutting down Meta ads had little impact on our ICP installs. To give you more clarity on why this means so much to us, here’s a backstory: Originally, when we launched Vajro, we were completely PLG-driven. We didn’t spend anything on marketing. We got a lot of leads from Facebook boutique communities, email campaigns, and influencers. And then we tried Meta ads. The ads brought an instant rise in the number of direct installs. Over time, we were fully dependent on the ads. We hired digital marketing agencies and spent like crazy because we wanted to get the most out of the ads. During this time, our organic installs from Shopify started going down. And while it was great to consistently see new customers and add new revenue every month, the churn % from our customers started killing our net growth (because we were adding a lot of non-ICP merchants). As a result, our ARR stayed at the same place no matter what we did. Our customer acquisition costs increased YoY (because Meta's CPM kept increasing and that led to diminishing marginal returns), we attracted a lot of non-ICP merchants, and by 2024, didn’t see any positive returns from Meta at all. Whatever ICP leads and installs we got, we automatically attributed them to Meta (unless we got the install from another directly attributable source) because we didn’t have the insights. But turning off the ads shows we were wrong about it. On March 21, 2024, we decided to pull the plug on Meta ads. To be honest, it was an experiment to see what happens if we don’t run ads. When we shut it down, we saw amazing results: The noise from the non-ICP segment was cut by more than half We saw a massive 168% increase in total trial addition from our ICP segment This is very significant for us as we can now save a lot on the ads. We can extend our runway significantly or try other channels to bring in more ICP leads and installs. But more significantly, we learnt an important lesson - 𝐚𝐭𝐭𝐫𝐢𝐛𝐮𝐭𝐢𝐨𝐧 𝐢𝐬 𝐢𝐦𝐩𝐨𝐫𝐭𝐚𝐧𝐭 𝐢𝐧 𝐦𝐚𝐤𝐢𝐧𝐠 𝐤𝐞𝐲 𝐛𝐮𝐬𝐢𝐧𝐞𝐬𝐬 𝐝𝐞𝐜𝐢𝐬𝐢𝐨𝐧𝐬. Do not assume attribution. Or so we thought. ******* I was reflecting on what was happening in the last few quarters at Vajro. To be honest, we were going through some difficult times. We had to go through two rounds of layoffs and were struggling with our overall growth being flat. Towards the end of 2023, we started concentrating on a few specific items. For example:   Redefining customer loyalty for our merchants Modernizing our platform Clearly defining our ICP segment and growing revenue from them, and so on. Over the past few days, we've been seeing some early cues on things turning around. For the better :) This is still very early and we have a long way to go, but I wanted to share this small win with you all...so here it goes. 𝐖𝐞 𝐬𝐡𝐮𝐭 𝐝𝐨𝐰𝐧 𝐨𝐮𝐫 𝐚𝐝𝐬 𝐨𝐧 𝐌𝐚𝐫𝐜𝐡 𝟐𝟏, 𝟐𝟎𝟐𝟒 to see the impact on our install (and conversion) numbers. I compared the data between March 1-10, 2024 and April 1-10, 2024. The results are clear - 𝐭𝐡𝐞 𝐚𝐝𝐬 𝐡𝐚𝐯𝐞 𝐧𝐨 𝐢𝐦𝐩𝐚𝐜𝐭 𝐨𝐧 𝐨𝐮𝐫 𝐈𝐂𝐏 𝐢𝐧𝐬𝐭𝐚𝐥𝐥𝐬! In fact, we had more ICP trial additions in the first 10 days of April as compared to the first 10 days of March! When we shut them down, we saw amazing results: 1. The noise from the non-ICP segment was cut by more than half (we don’t need those installs anymore - it doesn’t add any value to our business) 2.
