This bootstrapped startup studio creating B2B SaaS products sold 5 companies on pre-seed (out of 15 launched) generating 2-3x return on each investment. It originated from a 50-person marketing agency alongside a startup incubator. Insights from Rui Gouveia, founder of Build Up Labs - startup studio & incubator (Lisbon): 1. Initially they focused on building products that people wanted to use rather than ones they would pay for. This was the reason some products failed to generate revenue. 2. Separate a startup studio from a digital agency – have independent teams. Client projects within the agency always take priority, often at the expense of internal product development. This leads to resource reallocation from products to client projects, causing frustration and inefficiency due to constant starting and stopping. 3. In the startup studio, for products developed internally, the studio retains 100% equity. When they partner with external founders, they take a 20% equity stake. For the incubator they don’t take equity, startups pay a monthly fee to access space, support, community resources, and various perks. The talent pool from the 60 startups in their incubator are potential founders for their startup studio. 4. The agency business existing for ~23 years is still more profitable & sustainable than a startup studio arm which was launched after 2015, when Rui read a VentureBeat article.
