Here is how I usually proceed: 1) Declare a Vision: something very challenging, timeless, and unmeasurable. 2) Declare a Mission: a mid-long-term goal that is achievable, measurable, and time-bound. These activities help us find our first and most important business metric. Then, I design the data-driven strategy connecting the NSM (the most important users' side metric) to the Mission metric and, after the NSM, to specific OMTMs, one for each customer journey phase. Then, connect value-added metrics to measure the value delivered to users by product features. In the end, find with the team our tactical metrics to guide the daily decision-making process.
