    I recently spoke to 5 CEOs from fast-growing GCs (breaking from $50m into the $250m range) about how they scaled. Here’s my top takeaways: 1️⃣ Start with Solutions, Finish with Systems Milestone: $10-20m <$20m/year: all about figuring out how to solve project issues. Whatever it takes. Early on, it’s all about finding solutions to get the job done. Once they hit $20m+: all about scaling things they’d solved. But to scale, you need systems—reliable processes that can be repeated and printed across multiple projects. It’s always a dance between control and flexibility. Scaling requires finding tools (like Roger) that can strike the balance between fast growth and standard process. The teams I see make the leap start investing in changing from Excel and sticky notes at the ~$20m mark so they can be ready to jump toward 9-figures. 2️⃣ Start with Talent, Finish with Culture Milestone: $25m From $0 to $25M, it’s about finding the right talent. Poaching great people who know how to do the work is critical. But to grow beyond that, you need to foster a culture that continuously develops great talent. It’s not just about who you hire; it’s about creating an environment where your people thrive and grow with you. You need to CREATE talent via your systems. I see the best companies creating training content from day 1. But these become critical at any company shooting to hit the $100m mark. The CEOs couldn’t stress enough how you FIND talent first, then you TRAIN talent in the next phase. 3️⃣ Start with Projects, Finish with Relationships Milestone: $50m+ Winning one-off projects might get you to $50M, but sustainable growth to $250M comes from building lasting relationships. Just like each company is building systems to deliver projects, you also need to build systems for winning business. Nothing is better repeat clients for forecasting, hiring at the right times, and managing profit than having a good backlog from reputable partners. Those relationships should 100% pass down to trade partners as well. Find hungry teams who are willing to grow with you, at the same pace you’re growing.     I’m excited to announce a partnership that’s been particularly impactful to me & Roger → we’ve been working with Swinerton for most of 2024. Swinerton is: 🚀 The largest contractor in California, 👷🏼♂️ 100% employee-owned, 🏗️ known for its huge self-perform division, 🤝 uniquely focused on running great projects (take note!). I’ve been absolutely blown away by their culture & attitude as I’ve gotten to know their organization. Now, the magic of Roger is that it strikes a great balance between structure and flexibility → we’ve worked with 3 different Swinerton divisions to streamline a half-dozen workflows at this point.     When I started Roger, if you told me that in a few short years we'd be working with companies doing $1B+ in annual revenue, I'm not sure I would've believed it. Our partnership with Swinerton has been incredible. Early on in our engagement, we met Francisco Sanchez, the a Director of Preconstruction in CA.     🚨Customer Highlight: FPI Builders 🚨 🎙️“The ability for the project team to be able to see everything in one location…it’s so easy to use. It’s just been great” Over the past year or so, it’s been my pleasure to become great friends with Sterling Barnett, Director of Operations at FPI Builders. He’s been a huge Roger supporter, advocate, and power user. I’m stoked to highlight him here today. About FPI: — Founded in 1985, focused on North Texas (FW area).  — Lean Construction leader in the area.  — Strong portfolio in religious, but work across almost all commercial. My take: Having met hundreds of GCs, FPI is the real-deal when they talk about their core principles of continuous improvement, especially when it comes to developing their team. The quality of SOPs, the focus on training and improvement — for a GC of their size (<$200m), they are punching way above their weight. FPI have some systems that I’ve seen lacking at GCs doing $1B+ in work.     The hardest part about tech in construction isn't the tech. It's the adoption. So let me give you the 3-step process to changing your organization -- backed by research. This is called the "Fogg Behavior Model" (shoutout Stanford). The model states that to actually change behavior you need three things: ➡️ Motivation ➡️ Ability ➡️ Triggers (or prompts) Digging into each 👇 1️⃣ Motivation: Clear goals and meaningful incentives. When project managers see the direct impact of their work, their drive to excel increases. I've seen a simple implementation of task tracking increase efficiency >50% --> simply because outcomes were being tracked. If you make a goal visual & attainable....you'll change behavior. 2️⃣ Ability: Simplified tools and training. This directly refers to the individual's capacity to perform the desired behavior. I've seen some software rollout disasters >> it was the equivalent of taking someone who had never been in a gym and immediately asking them to build their own workout plan (and teach themselves how to lift free weights). Plain and simple >> complexity is the enemy of habit formation. 3️⃣ Triggers: regular prompts. Triggers are cues or signals that initiate the behavior. They can be external (e.g., reminders, notifications) or internal. Research says that without a prompt, even highly motivated, capable individuals often don't change. I'd consider myself highly-motivated... but if I don't set up notifications or reminders, I never do what I want. I get distracted by the 4000 other things on my plate. I've seen companies with motivated, capable PMs continually fail to embed SOPs or improve outcomes --> and 90% of the time it's because they don't have "triggers" set up successfully. Think about how many work plans you've made that never actually got touched when they were finished. A document or worksheet isn't prompting anything to change. You need more.     😳 😳 Tough truth: the best project managers and executive teams are focused on moving operations away from Excel. Here's what I'm seeing: There's no denying that Excel has been a staple in construction management for years. It’s a tool that many of us are comfortable with and has its strengths. ❇️ The Good >> ✔️ Familiarity: Most people know how to use it, making it easy to start with. ✔️ Flexibility: You can customize spreadsheets to fit most needs. ✔️ Cost-Effective: everyone is already paying for Office 365. Here's the tricky thing ➡️ Excel is free, but it costing you more than you're saving. Guaranteed. Why? ❌ Error-Prone: people mess up data incredibly fast in Excel. ❌ Limited Collaboration: Not ideal for real-time teamwork and updates. ❌ Scalability Issues: Doesn't handle large data and complex project tracking. ❌ Not Uniform: how many formulas get destroyed 3 days in? ❌ NO INTEGRATION: this is the biggest. Can't connect anything to drive insights! Teams are double-entering all over the place.... 👇 I've got an install date from my schedule. > I enter that date in my procurement tracker >> then I need to re-enter in my submittal tracker >>> then I need to re-re-enter in my subcontracts tracker That same date is getting passed around 4x+....manually! (and exponentially more once the schedule starts changing......) Excel can be a fantastic starting point. But if you care about: 💰 Uniform processes 💰 Insights into data (and KPIs across projects) 💰 Minimizing double-entry There are great options out there.     🔍 Accountability isn't magic -> but it works like magic. ➡️ If you can execute effectively in the day-to-day >> the month-to-month and year-to-year will figure themselves out. Early in my career, I learned the hard way about the importance of accountability. I was part of a startup team (pre-Roger) where we all wore many hats. In the hustle, we all were just driving our own roads forward. It led to double-work, missed comms, and (often) a lack of collective prioritization. We decided to change our approach. We introduced a daily check-in where each person reported on their tasks and any obstacles they faced (to my Lean Construction friends, we'd call this a huddle). This simple act of holding ourselves accountable to our peers made a huge difference. Not only did we start meeting our deadlines, but our team morale improved because everyone felt supported and clear about their responsibilities.
